Influencer Outreach
When to Activate
Use this skill when identifying influencers for a campaign, evaluating potential creator partnerships, writing outreach emails or DMs, negotiating influencer deals, building a long-term creator relationship program, planning an influencer marketing campaign, or when someone asks to "find influencers," "build a creator program," or "partner with content creators." Also activate when evaluating whether influencer marketing is the right channel for a given goal.
First Questions
Before starting influencer outreach, clarify:
What is the campaign goal? (awareness, traffic, leads, sales, content creation, social proof)
What is the budget? (determines which tiers of influencers are viable)
Who is the target audience? (demographics, interests, platforms — the influencer's audience must match)
What platform(s)? (Instagram, YouTube, TikTok, LinkedIn, Twitter/X, podcast, newsletter)
What type of content? (review, tutorial, unboxing, sponsored post, affiliate, brand ambassador)
What is the timeline? (one-off campaign, ongoing partnership, seasonal promotion)
Core Rules
Audience match over follower count. A 10K-follower creator whose audience is exactly your target customer outperforms a 500K-follower creator whose audience is broadly "interested in business."
Engagement rate is the first filter. High followers with low engagement means bought followers, dead accounts, or irrelevant content. Check engagement before anything else.
Authenticity is non-negotiable. Influencers who promote anything for money damage both their credibility and yours. Look for creators who genuinely fit your brand.
Pay fairly. Underpaying creators leads to low-quality content, missed deadlines, and resentment. Fair compensation builds long-term relationships.
Relationships beat transactions. One-off sponsored posts have limited impact. Long-term partnerships where the creator genuinely uses and advocates for your product are 10x more valuable.
Give creative freedom. Creators know their audience better than you do. Provide guardrails (key messages, compliance requirements, brand guidelines) but let them create in their own voice.
Influencer Tiers
Tier
Follower Range
Engagement Rate
Typical Cost Per Post
Best For
Nano
1K-10K
4-8%
$50-500
Hyper-local, niche audiences, authenticity, UGC creation
Sudden follower spikes without corresponding content or viral moments
High follower count but very low engagement (below 0.5%)
Followers with no profile photos, no posts, or non-Latin usernames in bulk
Comments that are generic, off-topic, or emoji-only
Follower-to-following ratio near 1:1 (follow-for-follow behavior)
Signs of engagement pods:
Same group of accounts commenting on every post
Comments appear within seconds of posting
Comments are suspiciously enthusiastic but vague
High comment count but comments don't relate to the content
Tools for detection: HypeAuditor, Social Blade (growth patterns), manual spot-checking of followers and commenters.

Outreach Best Practices
Personalize every message. Reference specific content they've created. Generic "we love your content" is transparent and ignored.
Keep it short. Under 200 words for the first email. Details come later.
Lead with what's in it for them. Not what you need from them.
Follow up once. If no response after 5-7 days, send one follow-up. After that, move on.
Use their preferred channel. Some creators prefer DMs, others email. Check their bio for contact preferences.
Don't lowball. If your budget doesn't match their tier, don't insult them with an offer well below market rate.
Limited usage (brand's social) is standard. Extended usage (ads, website) costs 30-100% more
Exclusivity
Can the creator work with competitors?
Category exclusivity for the campaign duration is common. Extended exclusivity costs more
Timeline
Content creation and publishing schedule
Allow 2-4 weeks from brief to publish. Rush timelines cost more
Revisions
How many rounds of feedback
1-2 rounds is standard. More than that signals a script, not a collaboration
Payment Terms
When and how the creator gets paid
50% upfront + 50% on publish is common. Net-30 for established relationships
FTC Compliance
Disclosure requirements
Creator must clearly disclose (#ad, #sponsored, "Paid partnership with"). Non-negotiable
Approval Process
Who reviews content before it goes live
Brand reviews for accuracy and compliance, not creative direction
Performance Bonuses
Extra pay for exceeding targets
Bonus for exceeding engagement or conversion targets incentivizes effort
Pricing Negotiation
Start by asking for their rate card / media kit. Let them anchor first.
If their rate is above budget: Propose a smaller scope (fewer deliverables), longer-term deal (volume discount), or performance-based component (base + bonus).
If they're open to negotiation: Offer value beyond cash — product, exposure, content repurposing rights, affiliate commissions.
Package deals: Bundled multi-post deals are typically 15-25% cheaper per post than one-offs.
Affiliate hybrid: Base fee + commission on sales gives both parties skin in the game.
Red Flags During Outreach and Negotiation
Red Flag
What It Signals
Action
Won't share audience demographics
May have mismatched or fake audience
Pass
Demands full payment upfront with no track record
Risk of non-delivery
Propose milestone-based payment
Refuses any form of disclosure
FTC compliance risk
Hard pass — legal liability
Wants full creative control with no review
Risk of off-brand or inaccurate content
Establish a light review process
Promotes a competitor the same week
No regard for brand partnerships
Discuss exclusivity or pass
Response time is weeks
Unreliable communication
Consider carefully — may miss deadlines
Inflated metrics vs. third-party data
Dishonest about performance
Verify with tools, then pass if confirmed
Relationship Management for Long-Term Partnerships
Building the Relationship
Treat creators as partners, not vendors. Include them in product feedback, invite them to company events, ask their opinion on campaigns.
Pay on time, every time. Late payment is the fastest way to lose a creator relationship.
Share performance data. Show them how their content performed. Creators want to know they're making an impact.
Celebrate their wins. If they hit a milestone, launch something new, or receive recognition — congratulate them publicly and privately.
Give them first access. New product launches, features, announcements — let ambassadors know before the public.
Ambassador Program Structure
Tiered program: Entry tier (new partners), growth tier (proven performers), elite tier (top ambassadors with expanded benefits).
Clear expectations: Monthly content commitments, response time for briefs, disclosure compliance.
Regular check-ins: Monthly or quarterly calls to discuss performance, feedback, and upcoming plans.
Community building: Connect ambassadors with each other. A private Slack channel or annual meetup builds loyalty.
Renewal and off-boarding: Set clear contract terms. If the partnership isn't working, end it respectfully with a clear off-boarding process.
Creator Relationship CRM
Track for each influencer:
Contact info and preferred communication channel
Platform(s) and follower count (updated quarterly)
Engagement rate (updated quarterly)
Past collaborations (dates, content type, performance)
Rate / compensation history
Audience demographics
Relationship notes (preferences, feedback, personal details)
Contract status and renewal dates
Quality Gate
Before launching influencer outreach:
Campaign goal is defined and measurable (awareness, traffic, leads, sales)
Target audience is defined and matches the influencer's audience (not just the influencer's persona)
Influencer evaluation includes both quantitative (engagement, demographics) and qualitative (brand fit, authenticity) criteria
Fake follower and engagement pod checks have been conducted
Outreach is personalized with specific content references (not template-blasted)
Compensation is fair and appropriate for the influencer's tier and deliverables
