Decision Logic (the WHY)
1. Cadence Rule by Offer Type
Not every offer type needs the same retention-check cadence. Match cadence to the offer's feedback velocity:
High-touch 1:1 coaching ($15K+/yr, < 30 clients): Weekly retention-check. Each client scored every 7 days. Creator reads the dashboard at the weekly ops meeting (the operations director Rule 3).
High-touch cohort program ($5K-$25K, 30-200 clients): Bi-weekly during cohort + monthly steady-state. Phase-gate check-ins at Day 30 / Day 60 / Day 90 are mandatory.

2. Churn-Causality Framework (5 Types)
When a client churns or is at-risk, categorize the cause. Each type routes to a different fix:
Value-Promise Mismatch — client believed the offer promised X, actually delivered Y. Root: the offer's messaging over-promised or the ICP filter missed. Fix routes to /design-offer (trim promises) or /build-icp (tighten fit).

Outcome Failure — client did the work, didn't get the result. Root: the mechanism is wrong OR the ICP was wrong OR the effort expectation was under-set. Fix routes to /design-offer (mechanism) or /build-icp (fit) depending on pattern.
Life-Event — client had a job change, family event, health issue, bankruptcy — unrelated to the offer. Root: none; unpreventable. Action: offer pause/flexibility, capture for winback at life-event-reversal.
Every at-risk and lost client is tagged with exactly one cause type. Aggregating causes across a month produces the dominant pattern; dominant pattern routes to the right upstream fix.
3. Cohort Definition Rule
How to group clients for comparison matters:
By offer version — v1 cohort vs v2 cohort (after offer revision). Health scores should converge or improve between versions; divergence means the revision broke something.
By entry point — inbound (organic + ICP-match) vs paid (cold traffic + filter bypass). Paid cohorts retain at lower rates; budget for it.
By month-joined — same-month cohorts. Controls for seasonality and offer version drift.
By segment — ICP segment A vs segment B (when creator has multiple). Fit-quality is the discriminator.
By price-tier — front-end vs ascension vs mastermind. Expected retention differs; compare within tier only.
Never aggregate "overall retention" without cohort breakdown; the aggregate hides the real pattern. A business with 30% churn in cheap-cohort-A and 3% in premium-cohort-B has a different problem than a business with 12% flat across all cohorts.
4. Early-Warning Triggers (Automation-Required)
Don't wait for monthly scoring. Instrument real-time triggers:
Engagement drop > 50% vs 30-day trailing — automated flag to CSM

Automated triggers produce the candidate list. The monthly retention-check converts candidates into classifications + actions. Skipping the automation means the CS team is always reactive.
5. Save vs Let-Churn Economics
Not every at-risk client should be saved. The economics determine:

The rule: high-LTV clients cross the save-worth threshold at lower save probabilities. A client with $18K remaining LTV at 30% save probability ($5,400 expected value) justifies 10 CSM hours easily. A client with $800 remaining LTV at the same probability ($240 expected value) does not. Compute before deciding.
6. Save-Play Selection Matrix
Once a save is economically justified, pick the intervention intensity:
Life-Event, clients who want to stay but can't right now
Higher intensity does not mean higher save rate. Matching intensity to causality is what wins. Creator-level outreach to an Onboarding-Failure client is overkill; automated emails to an Outcome-Failure client is underkill.
7. Retention-vs-Acquisition Investment Allocation (the acquisition economist Rule)
Until LTV:CAC > 3:1, the creator invests in retention before acquisition. Reasoning: if the business can't retain what it already paid to acquire, adding more acquisition spend is pouring water into a leaking bucket.
Rule:
LTV:CAC < 2:1 — pause acquisition spend entirely; invest 100% of growth budget in retention (onboarding, community, CS, product improvements) until LTV:CAC clears 2:1
LTV:CAC 2:1 to 3:1 — 70% retention / 30% acquisition split; the bucket leaks less but still leaks
LTV:CAC 3:1 to 5:1 — the operations director 60/30/10 retention mix applies; budget split between acquisition and retention per revenue-stage
LTV:CAC > 5:1 — over-retained, under-acquired; the business is leaving growth on the table. Shift budget toward acquisition aggressively; this is rare but diagnosable.
Skipping this rule is the #1 reason info-creators scale unprofitably. They spend $50K on ads, acquire 25 new customers, 70% churn within 90 days, and the 7 who stick don't offset the acquisition cost.
8. Cohort-Quality Improvement Decision
When retention is broken at the cohort level (not individual), three diagnostic paths:
Refine ICP — if churn pattern is "wrong-fit clients are joining," the filter upstream is broken. Route to /build-icp + /design-offer qualifier improvements.
Refine onboarding — if churn pattern is "clients join excited but leave in the first 30-60 days," onboarding is broken. Route to /build-sop onboarding rebuild.
Refine offer — if churn pattern is "clients complete onboarding, don't hit outcome by expected date," the offer's mechanism or timeline is wrong. Route to /design-offer.
The diagnostic comes from the churn-causality aggregation. If 60% of churned clients are Value-Promise Mismatch → ICP/offer. If 60% are Onboarding Failure → SOP. If 60% are Outcome Failure → offer mechanism. Route to where the pattern points; do not default to "improve CS" when the leak is upstream.
9. NPS Interpretation Rule
NPS is used as a retention indicator, but it has known distortions:
Absolute NPS is less useful than delta NPS. A score of 62 is meaningless in isolation; a score of 62 this month vs 78 last month is a 20%+ drop signal.
Response-rate matters. 30%+ response rate is reliable; under 15% is self-selection bias (only very happy or very angry respond).
Read verbatim comments. The number summarizes; the free-text explains. Every detractor (0-6) comment is a diagnostic; every promoter (9-10) comment is a potential case study or referral.
NPS survey timing matters. Day 7 NPS measures onboarding; Day 30 measures first-win; Day 90 measures sustained value; Day 180 measures ascension-readiness.
Never use a single NPS score as a portfolio diagnostic. Always pair with delta, segment, and verbatim.
10. Thriving-Client Routing (to Case Study + Referral + Ascension)
A thriving client (80-100 health score) is an under-harvested asset. The retention-check must route every thriving client to:
/case-study trigger — if they have a verified result with quantified metrics and signed permission. Case studies from thriving clients are the currency of the next launch.
Referral ask — structured ask with a specific, easy-to-forward asset (one-pager, short video, direct intro template). No incentive required; advocates refer because the work is good.
Ascension invite — if the current offer isn't their top-tier fit, invite to the next-tier program. Thriving on the front-end is the qualifier for the back-end.
Community helpfulness role — invite to answer peer questions, host a lightning talk, mentor a new cohort member. Advocacy compounds when the advocate sees themselves as a leader.
Skipping this routing is the quiet-loss pattern. Thriving clients who aren't harvested eventually drift (no peer responsibility keeps them engaged) and become merely-healthy clients — and the creator missed the case study window.
Tacit Principles (the judgment rules)
Retention is the truth of the offer — acquisition is the pitch. Acquisition numbers lie; retention numbers don't. A business with 40% Day-90 churn has a broken offer no matter how slick the funnel. Treat retention data as the ground-truth check on every upstream claim.
Measure value delivered, not value promised. The offer doc says "clients double revenue in 6 months." The retention check asks: did they? If the answer is "45% did, 30% got partial lift, 25% saw no movement," that's the actual offer. Run the numbers on delivered value, not marketing value.
The churn interview is the ICP update. Every churned client is the richest diagnostic data point in the business. A 15-minute churn interview (structured: What did you expect? What did you get? What was missing? What would have saved you? Where did you go next?) produces ICP refinements no survey or sales call can. Never let a client churn without an interview.
If churn > 8% per month, the problem is the offer, not the onboarding. Teams default-blame onboarding ("we need better activation"). Above 8%/month churn on a 6-12 month offer, no onboarding fix rescues it — the offer's value-promise mismatch is producing wrong-fit buyers or the mechanism doesn't deliver. Stop fixing onboarding; fix upstream.
A saved client tells 3 others. A churned client tells 30. The asymmetry of word-of-mouth is real and persistent. A client saved from churn becomes a stronger advocate than a client who never wobbled — they know the creator cares. A client who churns silently still churns; a client who churns after feeling ignored churns loud. Invest in save-plays with this asymmetry in mind.
The thriving client you didn't harvest is the case study your competitor is going to publish. Advocacy is a perishable asset. Clients who hit wins in Month 3 are case-study gold in Month 4. By Month 9, they've normalized the outcome, moved on to the next goal, and the story is gone. Capture in the window or it disappears.
Engagement drop precedes cancellation by 45-90 days. Every cancellation has a trailing engagement signature. The client logged in less, posted less, attended fewer events, replied to fewer emails — 60 days before they churned. The CS team that reads engagement weekly catches churn with 60 days of runway; the team that reads it monthly has 30 days; the team that reads it at cancellation has zero. Instrument engagement, not just revenue.
Save economics are worst-case economics. When computing save-vs-let-churn, assume the worst-case save probability for the causality type. If the save succeeds and the client stays longer, upside. If the save fails, the economics still protected the budget. Teams that optimistic-save on every client burn CSM hours on lost causes.
Retention is a distributed function, not a CSM function. The creator's content produces retention (community, events, office hours). The onboarding SOP produces retention. The community moderators produce retention. The product's actual outcome produces retention. CSM is the last-line triage, not the primary retention mechanism. Over-indexing on CSM as the retention lever means every other lever has already failed.
Life-event churners aren't failures — they're future winbacks. A client who churns because their job changed / health changed / family changed isn't a retention failure. The product didn't break; life did. Capture them warmly (clean offboarding interview, door-open messaging), put them on a low-frequency winback list (quarterly), and invite them back when the life-event reverses.
