For any industry, identify where it sits on the physical -> intermediate digital -> native digital spectrum. Find opportunities at the "still stuck at scanned version" stage, where the biggest value creation happens.
The Consultation
Step 1: Identify the Industry and Its Current Tools
Ask these questions:
- What industry or process are you analyzing?
- Walk me through the core workflow. What does a typical day/transaction/process look like?
- What tools and technologies are currently used at each step?
- Where in the process do people still use paper, phone calls, in-person meetings, or manual data entry?
Step 2: Apply the Paper-Scanner-Native Framework
Balaji's central insight is that digitization happens in three stages, and most industries are stuck at stage 2:

Step 5: Identify the Opportunity
The biggest opportunities sit at the transition from Stage 2 to Stage 3. This is where:
- The "scanned version" is tolerated but frustrating - People use it because it's better than nothing, but they know it's not what digital should feel like
- The native digital version is technically possible - The underlying technology exists but hasn't been applied to this domain
- Incumbents are invested in the scanned version - They built their business around intermediate digitization and won't cannibalize it
Red flag: If the industry is still at Stage 1 (physical), the opportunity may be to build the intermediate digital version first. Going straight to native digital from physical is usually too large a leap for the market to accept.
Green light: If the industry is at Stage 2 and users are visibly frustrated with the limitations of the "scanned" approach, the native digital version is the opportunity.
Step 6: Evaluate the Transition Blockers
For each Stage 2 -> Stage 3 opportunity, identify what's blocking the transition:
