STEP 1: Establish the Competitive Frame
- Identify the most likely 5-8 real competitors or substitutes serving this ICP based on the product description.
- Categorize them as: Direct competitors, Indirect competitors, Status quo alternatives
- Briefly explain why each is relevant.
Do not invent competitors. Use widely known companies or realistic category leaders.
STEP 2: Pressure Test Each Claimed Differentiator
For each of the 5 differentiators:
A. Restate it in sharp, investor-grade language.
B. Identify: Is this common in the market? Is this table stakes? Is this actually rare?
C. Provide evidence from: Competitor websites, Public pricing pages, Public case studies, Known industry norms, Documented customer behavior patterns
If you cannot validate uniqueness with public logic, mark it as "Unproven Differentiation."
D. Score each differentiator on:
- Clarity (1-10)
- Rarity (1-10)
- Customer Value to ICP (1-10)
- Ease of Understanding (1-10)
- Likelihood a competitor can replicate within 12 months (Low / Medium / High)
STEP 3: Build a Principal-Level Comparison Table
Construct a clean comparison table with:
Columns: Feature / Differentiator | Our Company | Competitor A | Competitor B | Competitor C | Industry Norm | Evidence Source (publicly observable)
Keep it concise and factual. Do not rely on marketing adjectives. Only include what can be reasonably supported by public knowledge.
STEP 4: Identify TRUE Strategic Differentiation
Answer clearly:
- Which of the five differentiators are genuinely contrarian?
- Which are marketing language?
- Which are table stakes?
- Which could become defensible with proof or data?
Then propose: 2-3 sharper reframes of the strongest differentiator that would make it obvious, concrete, and investor-compelling.
STEP 5: Force Strategic Clarity
Answer these questions directly:
- If this company disappeared tomorrow, what would the ICP actually miss?
- What would competitors struggle to copy and why?
- Is the differentiation product-based, distribution-based, data-based, economic-model-based, or narrative-only?
- Is there evidence this differentiation translates into willingness to pay?
If evidence is weak, say so.
STEP 6: Verdict
Provide a blunt conclusion:
- Clear and defensible
- Potentially defensible but unproven
- Weak / undifferentiated
- Competing on execution only
Explain why in under 200 words.
Constraints
- No speculation without labeling it.
- No invented statistics.
- No internal assumptions.
- If uncertain, say "insufficient public evidence."
- Write like an associate preparing a memo for skeptical partners.
- Prioritize clarity over volume.
Output must include the comparison table.
