What Is It

Why Use It

Help develop many ideas with a focus on quantity. Accelerate the process of coming up with organized and binned ideas. Unlock creativity by encouraging users to go beyond the obvious “first thought” ideas.

When to Use It

When quickly producing a large quantity of ideas or exploring a range of facets of a problem, solution, or topic.

How to Do It

1. Eight 3-by-3-inch squares are arranged around a center blossom. The center square of each blossom contains a concept or problem related to the other squares of the blossom. Enter a problem to be solved, an item to be improved, or a theme to be examined in the center box (Box I in the example).
2. Brainstorm related components, solutions, or themes and put them in the boxes immediately surrounding the center box (Boxes A-H).
3. Use the values from those boxes as the center of the eight lotus blossoms on the outer edges of the sheet. (You’re propagating ideas.)
4. Brainstorm related components, solutions, or themes, and enter these in the eight boxes surrounding each of the new center seeds for each outer lotus blossom. Try your best to complete all the blossoms to maximize ideas.
5. When the exercise is complete, you will have at least 64 new ideas to explore related to the original problem or theme. Review and determine which are viable or important to move forward with.

Key Concepts

Idea Propagation — The mechanic of moving the eight surrounding ideas outward to become new center seeds, forcing each first-order idea to spawn its own cluster. This systematically pushes teams past their initial obvious answers into second- and third-order thinking.

Forced Quantity — The 64-box structure deliberately demands more ideas than feel natural, defeating premature convergence. The discomfort of filling empty boxes is the feature, not a bug—it surfaces non-obvious options.

Center Seed — The problem, theme, or item placed in the middle box that anchors a blossom. Choosing the right altitude for the seed (problem vs. solution vs. theme) determines whether the output is actionable or scattershot.

Structured Divergence — A visual brainstorming pattern that bounds free-association inside a grid. Unlike open whiteboarding, it guarantees balanced coverage across eight dimensions instead of over-investing in one popular thread.

Binning — Because ideas are organized under eight parent themes from the start, the output arrives pre-categorized—reducing the affinity-mapping and clustering work normally required after a brainstorm.

• Run it in a discovery sprint with a problem statement as the center seed to generate a broad opportunity backlog before prioritizing with RICE or value-effort scoring.
• Decompose a quarterly OKR objective into the eight surrounding key-result themes, then propagate each into tactical initiatives for roadmap candidates.
• Use a target persona or JTBD as the center to enumerate pain points, contexts, and unmet needs that feed PRD problem framing.
• Brainstorm feature variations and edge cases around a single epic to populate user stories and acceptance-criteria candidates before backlog grooming.
• Facilitate a cross-functional workshop to expand a product theme into adjacent capabilities that informs a roadmap review or stakeholder briefing.
• Explore go-to-market angles—channels, segments, messaging, pricing—with the product as the center seed when preparing a launch plan.

Common Pitfalls

• Putting a solution in the center seed instead of a problem, which locks the team into elaborating one predetermined answer rather than exploring the problem space.
• Treating the 64 boxes as a completion checklist and filling them with low-quality filler just to fill space—dilutes the review stage and buries the few viable ideas.
• Letting one facilitator hold the pen, so the canvas reflects a single person's mental model instead of the team's divergent perspectives; rotate or use parallel sticky notes.
• Skipping the convergence step—generating 64 ideas but never scoring or selecting, leaving an undifferentiated list that never reaches the backlog.
• Choosing the eight first-order themes too narrowly or with overlap, which causes redundant outer blossoms and wastes the propagation mechanic.
• Going too specific too fast in the inner ring, so outer blossoms have no room to expand and the exercise yields shallow variations rather than genuinely new directions.
