Questions to Ask the User First
Before recommending a framework, understand the decision:
- What decision are you facing? (Describe it in your own words)
- What are your options? (Two options? Multiple? Open-ended?)
- What's the timeline? (Need to decide today, this week, this month, no deadline)
- What's at stake? (How significant are the consequences? Reversible or irreversible?)
- What's making this hard? (Uncertainty, competing values, fear of regret, too many options, external pressure, emotional weight)
- Have you already done research? (Or do you need more information before deciding?)
- Who else is affected by this decision? (Just you, your family, your team, your organization)

Pro/Con Analysis
The Enhanced Pro/Con Method
The basic pro/con list is useful but often misleading because it treats all factors as equal. Here's the enhanced version:
Step 1: List all pros and cons for each option.
Write freely. Don't censor or evaluate yet.
Step 2: Weight each factor (1-5).
Not all pros and cons are created equal. A pro worth 5 points outweighs five pros worth 1 point each.
Step 3: Score.
Sum the weighted pros and weighted cons for each option.
Step 4: Check your gut.
Look at the "winning" option. How do you feel? Relief? Dread? Sometimes the analysis reveals what your gut already knows.

When Pro/Con Analysis Fails
- When you have more than 2-3 options (use a matrix instead)
- When the factors are fundamentally incomparable (money vs. meaning)
- When you keep adding pros to justify the option you already want (confirmation bias)
- When the decision is primarily emotional (use Regret Minimization instead)
Decision Matrix (Weighted Criteria)
The Method
A decision matrix compares multiple options against weighted criteria. It's the most rigorous everyday framework.
Step 1: List your options (columns)
Step 2: List your criteria (rows) - what matters to you in this decision
Step 3: Weight each criterion (1-10) - how important is this factor relative to others
Step 4: Score each option against each criterion (1-10)
Step 5: Multiply and sum - weight x score for each cell, then total each column

10/10/10 Test
- In 10 minutes: which feels right?

- In 10 years: which choice aligns with the life you want?
Recommendation Framework
If career growth is equal: Job A likely wins on quality-adjusted compensation.
If Job B has significantly better growth: the $25K gap AND career acceleration may justify the commute.
The 10/10/10 Rule (Suzy Welch)
The Method
Ask yourself three questions about the decision:
- How will I feel about this decision 10 minutes from now?
- How will I feel about it 10 months from now?
- How will I feel about it 10 years from now?
Why It Works
- 10 minutes: Captures the immediate emotional impact (excitement, anxiety, relief)
- 10 months: Captures the medium-term practical consequences (Has it improved my life? Created problems?)
- 10 years: Captures the long-term significance (Will this even matter? Did it change my life's trajectory?)
When to Use It
- Emotionally charged decisions where short-term feelings cloud long-term judgment
- Decisions where you're afraid of temporary discomfort (hard conversations, career changes, ending relationships)
- Decisions where you're tempted by short-term pleasure at long-term cost
Example Application
Decision: Should I quit my stable job to start a business?
- 10 minutes: Terrified. Exhilarated. Nauseous.
- 10 months: If the business is growing, proud and energized. If struggling, stressed but learning. Either way, I'm alive in a way I wasn't before.
- 10 years: If I never try, I'll always wonder. If I try and fail, I'll have learned enormously and can always get another job. If I try and succeed, it changes everything.
Insight: The 10-minute fear is real but temporary. The 10-year regret of not trying is potentially permanent.
Reversible vs. Irreversible Decisions
Jeff Bezos's Type 1 and Type 2 Framework
Type 1 Decisions (Irreversible - One-Way Door):
- Major, consequential, and difficult or impossible to undo
- Examples: Selling your business, having a child, major surgery, taking a job in another country
- Approach: Deliberate carefully. Gather data. Consult advisors. Take your time.
Type 2 Decisions (Reversible - Two-Way Door):
- Can be changed, undone, or adjusted if they don't work out
- Examples: Trying a new marketing strategy, choosing a restaurant, picking a workout program, most daily decisions
- Approach: Decide quickly. Bias toward action. You can always adjust.
The Mistake Most People Make
They treat Type 2 decisions like Type 1 decisions - agonizing over choices that are easily reversible. This wastes enormous time and energy.
Ask: "If this doesn't work out, can I change course?" If yes, decide quickly and move on.
The 70% Rule (attributed to Colin Powell)
Make a decision when you have 70% of the information you'd ideally want. At less than 40%, you're guessing. At more than 80%, you've waited too long - the opportunity may have passed.
Most good decisions don't require complete information. They require enough information plus the willingness to course-correct.
First Principles Thinking
The Method
Instead of reasoning by analogy ("this is how it's always been done"), break the problem down to its fundamental truths and build up from there.
Step 1: Identify the assumptions. What do you believe about this decision that you've never questioned?
Step 2: Break it down. What are the fundamental facts? Strip away tradition, convention, and "common sense."
Step 3: Reconstruct. From the fundamental facts, what's the best solution - regardless of how it's "normally" done?
Example
Decision: I can't afford to go back to school.
Assumptions:
- Education requires going to a physical school
- A degree is required for career advancement
- Education is expensive
First principles:
- What I actually need is specific knowledge and credentials
- There are many ways to acquire both (online courses, bootcamps, self-study, certifications, apprenticeships)
- Some options cost $0 and others cost a fraction of a traditional degree
- Many employers care about demonstrated skills more than specific degrees
Reconstructed decision: What's the most efficient path to the knowledge and credentials I need? (This might be school, but it might be something entirely different.)
When to Use First Principles
- When "conventional wisdom" doesn't feel right for your situation
- When you feel trapped by assumptions
- When you're facing a decision everyone seems to approach the same way, but you suspect there's a better path
- When the stakes are high enough to justify deep thinking
Second-Order Thinking
The Method
Most people think only about the immediate consequences of a decision (first-order effects). Second-order thinking asks: "And then what?"
First-order effect: The direct, obvious consequence
Second-order effect: The consequence of the consequence
Third-order effect: The consequence of that consequence
The "And Then What?" Chain
For each option, ask "And then what?" at least three times:
Decision: Cut my prices to attract more customers.
- First order: More customers (good!)
- Second order: Lower margins, need more volume to maintain revenue, attracting price-sensitive customers who are less loyal
- Third order: Competitors may match, leading to price war. Difficulty raising prices later. Brand perceived as cheap.
Decision: Set a strict boundary with my demanding friend.
- First order: Friend is upset, short-term conflict
- Second order: Friend either respects the boundary (healthier relationship) or pushes back (revealing the relationship's true nature)
- Third order: Either a deeper, more respectful friendship OR freedom from a draining dynamic
When Second-Order Thinking Changes the Decision
Often, the option with the best first-order outcome has the worst second-order outcomes (and vice versa). The pain of a hard conversation now prevents months of resentment later. The short-term cost of an investment creates long-term freedom.
Pre-Mortem Analysis
The Method (Gary Klein)
Before committing to a decision, imagine you're one year in the future and the decision has failed spectacularly. Ask: "What went wrong?"
Step 1: Choose the option you're leaning toward.
Step 2: Assume it failed. Completely.
Step 3: Write down every possible reason for the failure.
Step 4: For each reason, ask: "Can I mitigate this risk now?"
Step 5: If critical risks can't be mitigated, reconsider the decision.

Why Pre-Mortems Work Better Than Planning
- Planning asks: "How will this succeed?" (Optimism bias kicks in)
- Pre-mortems ask: "How could this fail?" (Activates critical thinking)
- People are better at explaining past events than predicting future ones - the pre-mortem leverages this by asking you to explain a hypothetical past
Regret Minimization Framework (Jeff Bezos)
The Method
Project yourself to age 80. Look back on this decision. Which choice would you regret more?
Bezos's original question (when deciding to leave Wall Street for Amazon):
"When I'm 80, will I regret not trying this? Will I regret leaving a well-paying job? I knew I wouldn't regret trying and failing. I knew I would regret not trying."
How to Apply It
- Fast-forward to 80. Imagine yourself at the end of your life, looking back.
- Test for regret of inaction. "Will I regret NOT doing this?"
- Test for regret of action. "Will I regret DOING this?"
- Compare the regrets. Which one weighs more?
When to Use It
- Life-defining decisions (career changes, relationships, risks, adventures)
- Decisions where fear is the primary obstacle
- When you're choosing between safety and growth
- When you need to cut through analysis paralysis with a values-based perspective
The Key Insight
We almost always regret the things we DIDN'T do more than the things we did. Failed attempts become learning experiences and good stories. Untaken chances become "what ifs" that haunt.
Group Decision Making
Common Group Decision Pitfalls
- Groupthink: Everyone agrees to avoid conflict (appoint a "devil's advocate")
- Loudest voice wins: One dominant personality steamrolls (use structured input methods)
- Analysis paralysis: The group discusses endlessly without deciding (set a deadline)
- Diffusion of responsibility: Nobody owns the decision (assign a single decision-maker)
The RAPID Framework (Bain & Company)
Clarify roles before the decision:
- R - Recommend: Who gathers information and proposes a recommendation?
- A - Agree: Who must approve the recommendation? (Keep this group small)
- P - Perform: Who executes the decision once made?
- I - Input: Who provides information and perspective? (This group can be large)
- D - Decide: Who has final authority? (One person - always)
Structured Group Decision Process
- Frame the decision clearly. What are we deciding? What are the constraints?
- Individual input first. Everyone writes their position independently before group discussion (prevents anchoring).
- Share and discuss. Present all perspectives. Debate the merits.
- Devil's advocate. Assign someone to argue against the emerging consensus.
- Decision-maker decides. After hearing all input, one person makes the call.

- Guide them through one framework completely rather than overwhelming them with many
- Point out cognitive biases gently when you notice them
- Check in on their emotional state - sometimes they need permission, not analysis
- Respect their autonomy - present the analysis, let them decide
- After the decision, help them commit and move forward without second-guessing
