Steps

1. Recognize the decisive win as a phase boundary, not just an outcome

Treat the moment of decisive victory — the closed acquisition, the achieved market dominance, the ended crisis — as the specific point at which the operating requirements change, not merely as the successful conclusion of the previous phase. The win itself is the signal to ask what's needed next, not a signal that the same approach should continue.

2. Name specifically what the offense-phase playbook consisted of

State explicitly what made the winning approach effective — aggressive resource concentration, high individual autonomy, tolerance for chaos and ambiguity, rapid unilateral decision-making, harsh enforcement of a narrow set of priorities — so there's something concrete to evaluate against what the new phase actually requires, rather than a vague sense that "things need to change."

3. Diagnose what the consolidation/governance phase actually requires

Identify the specific requirements of the new phase — broader legitimacy with a wider population/stakeholder base, institutionalized process rather than ad hoc individual judgment, trust-building rather than continued pressure, patience with stability rather than continued disruption — and check each element of the offense-phase playbook against whether it helps or actively harms these new requirements.

Trigger: A company completes a major, hard-fought acquisition after months of aggressive, high-pressure deal-making, and the deal team remains in place managing the integration with the same aggressive, controlling approach that closed the deal. → Recognize the closed deal as the phase boundary. Name what made the deal team effective (aggressive negotiation, tight information control, rapid unilateral decisions) and check it against what integration actually needs (trust-building across the combined organization, cultural integration, broader buy-in). Deliberately retire the negotiation-mode control and install integration-appropriate collaborative processes instead of assuming the deal-closing team's approach will work equally well for integration.

Common Mistakes

• Treating the win as proof the method should continue unchanged. The win validates that the method worked for the phase it was used in — it says nothing about whether the same method fits the next phase's different requirements.
• Stopping the offense-phase behaviors without actively installing what the governance phase requires. Discontinuing the old approach isn't the same as building the new one; the transition needs deliberate construction, not just subtraction.
