INVEST Criteria
Every story should meet the INVEST criteria before entering a sprint:
I - Independent
- Stories should not depend on other stories in the same sprint
- If dependencies exist, either combine the stories or sequence them across sprints
- Test: "Can this story be developed and delivered without waiting for another story?"
N - Negotiable
- Stories are not contracts; they are starting points for conversation
- Details should be discussed between PO, developers, and designers
- Test: "Is there room to discuss HOW this will be implemented?"
V - Valuable
- Every story must deliver value to a user or the business
- Technical tasks should be framed in terms of user value
- Test: "Can I explain to a stakeholder why this matters?"
E - Estimable
- The team must be able to estimate the effort required
- If they cannot, the story needs more refinement or a spike
- Test: "Does the team have enough understanding to give a rough estimate?"
S - Small
- Stories should be completable within a single sprint
- Ideally, a team completes 5-15 stories per sprint
- Test: "Can this be designed, built, tested, and reviewed within one sprint?"
T - Testable
- Clear acceptance criteria must exist
- If you cannot write a test, the story is not clear enough
- Test: "Can I write specific pass/fail test scenarios for this story?"
Story Splitting Techniques
1. Split by Workflow Steps
