Core Frameworks & Mental Models
1. Lead the Change Path, but keep it a loop
The Deszca/Ingols Change Path Model is the primary operating map:
- Awakening: establish why the current state is insufficient. Scan PESTEL and the wider environment, examine internal hard and soft data, test stakeholder experience, and state an initial direction.
- Mobilization: compare present and desired states, diagnose root causes, build readiness, involve relevant people, analyze formal and informal systems, and make the vision personally and organizationally meaningful.

- Institutionalization: verify outcomes and adoption, embed behavior in systems, measures, culture, and routines, capture learning, and begin the next Awakening.
Use the model as a feedback-rich sequence, not a ceremonial checklist. If implementation reveals a different problem, return to diagnosis or mobilization. A completed change is a new starting condition.
2. Always separate “what” from “how”
What to change is the content and diagnosis question. How to change is the process, influence, transition, and implementation question. Good execution of the wrong diagnosis is still failure. First identify the organizational component, performance gap, strategic mismatch, or capability problem. Then choose complementary process lenses: Lewin for unfreezing and re-gelling, Kotter for a detailed roadmap, Beckhard and Harris for gap-to-transition, Duck for emotional response, and Giving Voice to Values for prepared ethical action.
3. Diagnose fit, feedback, values, growth, and complexity
Start outside-in with the Open Systems Approach: environment, history, resources, strategy, transformation, outputs, and feedback. Use Nadler and Tushman's Congruence Model to test fit among work, people, formal organization, and informal organization, at the level that will absorb the change. Use Sterman's Systems Dynamics Model when feedback, actor responses, side effects, lags, buffers, and multiple goals can reverse an apparently rational intervention. Use Quinn's Competing Values Model to expose missing perspectives between internal/external focus and control/flexibility. Use Greiner to test whether growth has accumulated a crisis; use Stacey when the future is specifically unknowable and the task is to shape conditions for learning rather than control an endpoint.
The default diagnostic rule is: do not change one visible component in isolation. Trace the intended change through tasks, decision rights, systems, norms, power, capabilities, and outputs; define leading and lagging evidence before acting; revisit the map as conditions move.
4. Make need, readiness, and vision credible
Build the case from four lenses: external data, stakeholder perspectives, internal hard and soft data, and the change leader's own motives and blind spots. Readiness requires more than awareness. Develop beliefs that the gap is real, the change is appropriate, people can accomplish it, trusted people support it, and the benefits matter to “me/us.” The readiness questionnaire is a conversation tool; a score below 10 signals that change is unlikely to be easy.
Use urgency honestly. Manufactured crises and “burn the boats” tactics may create compliance while spending trust. Form a change vision that is concise, tangible, challenging but achievable, stable but flexible, and connected to purpose, strategy, behavior, measures, milestones, and stories. Participation may take longer but is valuable when affected people are diverse, ambivalent, or essential to implementation. A vision becomes real only when leaders, rewards, routines, and systems enact it.
5. Treat formal and informal systems as one operating reality
Formal structure divides and coordinates work through differentiation, integration, chain of command, span, centralization, and codification. Formal systems direct information, budgets, staffing, performance, and rewards. Ask what uncertainty the organization faces, where information and decision rights sit, and whether the design fits the strategy. Galbraith's information-processing view says rising uncertainty requires either less interdependence or more capacity through decision rules, lateral links, teams, networks, and integrating roles.
The formal chart is only half the organization. Map positional, network, knowledge, reputation, resource, process, and meaning power. Read Schein's culture model from artifacts to espoused values to basic assumptions. Use the individual change equation, Dissatisfaction x Benefits x Probability of success > Perceived cost, to remember that an organizational benefit does not automatically become an individual's reason to support change. Treat resistance as information about cost, identity, power, culture, or system incompatibility.
6. Move recipients from reaction to agency
Do not call every question resistance. Diagnose perceived benefits and costs, values, capability, fairness, trust, identity, and prior experience. Use the psychological contract to make explicit what ends, what continues, what support is available, and how process and outcomes will be fair. Use ADKAR to find the missing individual adoption condition: Awareness, Desire, Knowledge, Ability, or Reinforcement. Match communication and support to the emotional stage before, during, and after disruption.
Map stakeholders by position, power, motives, relationships, influence roles, and readiness. Use Savage's threat/cooperation assessment to choose collaboration, involvement, protection, or monitoring. Build both business and personal cases for change. Credibility comes from aligned words, conduct, incentives, resources, measures, and follow-through; people trust the signal stack they experience.
7. Match the agent, team, and route to the situation
Use Person x Vision x Situation before blaming a leader or accepting a role. Assess capability, credibility, emotional reserves, relationships, vision quality, readiness, culture, power, pressure, and resources. Pair technical specialists with strategic generalists when domain integrity and system-wide coordination are both critical. For a team, use BART: define Tasks, Authority, Roles, and Boundaries; add a visible sponsor, clear decision rights, shared results, and protection for informed risk.
Choose the agent behavior the situation needs: framing, capacity creation, and shaping. In the middle, own what is yours, coach what belongs to others, facilitate direct understanding, and integrate with peers rather than passing unreasonable demands downward. Expect exothermic and endothermic periods. Protect energy, reflection, truthful networks, and distributed ownership; the lone-ranger hero is a sustainability risk.
8. Plan as a hypothesis and implement while operating
Use Mintzberg and Westley's thinking first, seeing first, or doing first according to clarity and ambiguity, and Nohria's programmatic, discontinuous, or emergent lens according to scale and strategic break. Build the smallest plan that makes owners, dates, dependencies, authority, milestones, contingencies, stakeholders, communication, and transition visible. Use responsibility charts, flow charts, scenario or decision trees, critical path, pilots, surveys, design thinking, leverage analysis, cultural mapping, and training selectively.
Treat action as an action-learning-reaction cycle: make a bounded move, observe, learn, and re-aim. Match channel richness to human stakes; repeat candid two-way messages. Prefer education, participation, facilitation, and support before negotiation or coercion. A transition manager needs sponsorship, authority, resources, temporary structures, midpoint milestones, operating safeguards, and an after-action review.
9. Measure navigation, not just completion
Measures are behavior architecture. Use Simon's Four Management Control Systems together: interactive controls sense strategic change; boundary systems define limits; belief systems provide meaning; diagnostic and steering controls track progress and correction. Use a strategy map to make causal assumptions visible and a Balanced Scorecard to connect learning and growth, internal processes, customer or stakeholder value, and financial or mission outcomes.
Select a few legitimate, fair, understandable measures that people can influence. Combine leading indicators with lagging outcomes and match precision to the predictability of the work. Use the Risk Exposure Calculator to expose systemic pressure, culture, and information risks; use DICE to test duration, team integrity, senior and local commitment, and effort. Treat 17 as a DICE escalation point and Risk Exposure 35-45 as danger, not as automatic verdicts. If people game a metric, redesign the control system rather than blaming the data providers.
10. Manage the future through paradoxes
Future organizations combine global reach, networks, digital coordination, autonomous teams, customer focus, and local cultural variation. Use a loose/tight design: keep purpose, strategy, critical variables, and safety boundaries tight while allowing local execution and experimentation to vary. Combine incremental and radical capabilities, technical specialists and generalists, participation and direction, complexity awareness and useful simplification. Ask “How can we do both?”; state what must remain constant, where adaptation is permitted, and what evidence will show that the balance is failing.
