Hormozi Lead Generation

Core Principle
"It's hard to be poor with leads banging down your door."
The equation: More leads → More sales → More money. Advertising gives you endless second chances.
The Lead Generation Framework
Prerequisite: You must have a Grand Slam Offer first (see hormozi-grand-slam-offer)
What a lead IS:
- Someone with the problem you solve
- Someone with the money to pay for your solution
- Someone who is interested in what you're selling
What a lead is NOT:
- Just a name on a list
- Someone who clicked your ad but will never buy
- Any person in your target demographic
The Four Core Ways to Get Leads
Alex discovered only FOUR ways exist to generate leads:
| # | Method | Description |
|---|
| 1 | Cold Traffic | Ads to people who don't know you exist |
| 2 | Warm Traffic | Ads to people who know you but aren't customers yet |
| 3 | Hot Traffic | Referrals from existing customers/partners |
| 4 | Earned Traffic | Organic content, SEO, PR, word of mouth |
The Lead Quality Framework
Not all leads are equal. Alex separates leads into:
Types of Leads
| Lead Type | Description | Cost | Conversion |
|---|
| Mass lead | Everyone who shows interest | Cheap | Low |
| Marketing lead | Engaged but not ready | Medium | Medium |
| Sales lead | Ready to talk | Expensive | High |
| Qualified lead | Ready, willing, able | Most expensive | Highest |
The Key Question
"Does this lead have the problem I solve AND the money to pay for it?"
If yes → Worth your time
If no → Move on
Cold Traffic (Paid Advertising)
What It Is
Running ads to people who've never heard of you.
The Math
Revenue = Leads × Conversion Rate × Offer Value
Key Metrics
- CPL (Cost Per Lead) = What you pay per lead
- CPA (Cost Per Acquisition) = What you pay per customer
- LTV (Lifetime Value) = What each customer is worth
- ROAS (Return on Ad Spend) = Revenue / Ad Spend
The Rule
You can only scale if your LTV > CPA
Warm Traffic (Targeted Audience)
What It Is
Marketing to people who know you but haven't bought yet:
- Email list subscribers
- Social media followers
- People who've visited your site
- People who've engaged with your content
The Advantage
Warm traffic is 5-10x cheaper than cold traffic because they already trust you somewhat.
Hot Traffic (Referrals)
What It Is
Customers and partners sending you leads.
Why It's Best
- Zero cost per lead
- Highest conversion rate
- Customers sell for you
How to Generate Referrals
- Create a remarkable product — People refer things worth referring
- Ask for referrals — "Who do you know that would benefit?"
- Create referral incentives — Both referrer and referred get value
- Build partner networks — They send you customers, you send them customers
Earned Traffic (Organic)
What It Is
People finding you through:
- Content marketing (blogs, videos, podcasts)
- SEO (search engine optimization)
- Public relations
- Word of mouth
The Challenge
Slower to build but compounds over time.
The Lead Machine Concept
The goal: Build a machine that generates leads on autopilot.
TRAFFIC SOURCE → LEAD CAPTURE → FOLLOW-UP → SALE → REFERRAL

(Compounds over time)
The Flywheel Effect
More leads → More sales → More referrals → More leads → ...
The $100M Lead Machine Blueprint
Alex's framework for building a lead machine:
STEP 1: Have a Grand Slam Offer (prerequisite)
↓
STEP 2: Test cold traffic until you find a winning ad + offer combo
↓
STEP 3: Scale what's working
↓
STEP 4: Build email/follow-up sequence to warm up cold leads
↓
STEP 5: Create referral mechanisms for customers
↓
STEP 6: Build partner/affiliate channels
↓
STEP 7: Layer in content/SEO for earned traffic
↓
RESULT: Multiple lead sources working simultaneously
The Lead Quality Score
Before pursuing a lead, score them on:
| Factor | Score 1 | Score 5 |
|---|
| Problem fit | Vague problem | Exact problem you solve |
| Money | No budget | Has budget/prepared to spend |
| Timing | Not thinking about solving | Actively seeking solution |
| Authority | Can't decide | Decision maker |
| Effort | Will need hand-holding | Self-sufficient |
Score < 15: Low priority, nurture with content
Score 15-20: Worth a sales call
Score 20-25: Priority prospect
Key Metrics to Track
| Metric | Formula | Target |
|---|
| Conversion Rate | Leads that become customers | Track over time |
| Cost Per Lead | Total ad spend / # of leads | As low as possible |
| Cost Per Acquisition | Total ad spend / # of customers | Must be < LTV |
| Lead Close Rate | Leads that become sales | Higher is better |
| LTV:CPA Ratio | Customer value / Acquisition cost | Want > 3:1 |
Questions to Ask When Building a Lead System
/prompts:
- "Which of the 4 traffic sources am I currently using? Which am I ignoring?"
- "What's my cost per lead and cost per acquisition?"
- "Is my LTV higher than my CPA? If not, how do I increase LTV or lower CPA?"
- "What's my lead quality score? Am I chasing the right leads?"
- "How can I turn cold traffic into warm traffic faster?"
- "What's my referral mechanism? Am I asking for referrals?"
- "How long is my follow-up sequence? (Hint: longer is better)"
- "If I could only focus on ONE traffic source, which would give me the best ROI?"
