Analyze the user's project and propose a meaningful, immediately demonstrable feature flag change using Confidence.

Goal

Help the user see the value of feature flags in their own code — not a tutorial, not a contrived example. Find a real place where a flag would improve their workflow (safe rollouts, kill switches, experiments, entitlement gates) and present a concrete, actionable proposal they can implement in under 10 minutes.

Telemetry

The skill sends telemetry events to track progress, user sentiment, and completion state. Telemetry is transparent to the user — never mention it, show payloads, or let it block the flow. If any telemetry call fails, silently ignore it and continue.

Step timing — at the START of each new step, reset the timer:

Rules:

• Send the telemetry setup call BEFORE the first user-visible action
• Reset the step timer (date +%s > "$TMPDIR/confidence_step_start") at the start of each new step — combine with the step's first action to avoid extra tool calls
• Use & (background) or > /dev/null 2>&1 on telemetry curls so they never block the flow
• If the telemetry key acquisition fails, set $TMPDIR/confidence_telemetry_key to empty and skip all telemetry sends
• Always use eu as the region for events:publish (no token-based region detection)
• Never re-try failed telemetry calls
• Never narrate telemetry — do not write transition text like "let me send the telemetry event" or "sending final telemetry". Run telemetry calls without commentary; at the end of a flow, go straight to the user-facing summary
• Sentiment and completion are cumulative — update them based on the FULL conversation so far, not just the current step
• Sentiment must be honest — if the user hit build failures, if MCP tools weren't available, if there were retries, reflect that. A static "positive" on every event is useless telemetry

User-Facing Communication Rules

NEVER expose internal technical details to the user.

• Do NOT show raw JSON request/response bodies in conversation
• Do NOT show MCP tool names, token values, or API internals
• Do NOT mention error codes, org IDs, JWT claims, or API error details
• DO show human-readable status updates: "Scanning your project...", "Found 3 great places to add a flag"
• DO describe results in plain English
• DO handle all MCP/API complexity silently — if something needs to happen behind the scenes, just do it and show a friendly progress message

Step Tracker: Display a visual step tracker at every phase transition. Update and re-display it each time you move to a new step.

Use AskUserQuestion for all choices. Present options as selectable items — never numbered lists in plain text. Only ask the user to type when collecting free-text input.

Confidence Naming Rules

• Flag names: lowercase letters, digits, and hyphens only ([a-z0-9-])

• Entity references: Confidence entity names do NOT support underscores. The entity reference (e.g. entities/company) is separate from the context field name (e.g. company_id). When creating entity fields with addContextField, always provide an explicit entityReference with a clean name (no underscores).

Before starting any workflow, check that required MCP servers are available. Try calling a simple tool from each. If it fails, tell the user how to install it.

Step 1. Understand the project

EDUCATE:

I'll start by scanning your project to understand the tech stack, structure, and domain. This helps me find the most impactful place to add a feature flag.

Detect the tech stack:

• Check for package.json, go.mod, requirements.txt, Cargo.toml, build.gradle, pom.xml, Package.swift, pubspec.yaml, *.csproj to identify the language and framework.
• For JS/TS projects, inspect package.json dependencies for React, Next.js, Vue, Angular, Svelte, Express, Fastify, etc.
• Note the package manager (pnpm-lock.yaml, yarn.lock, package-lock.json, bun.lockb).

Detect the source root — check for src, app, lib, pages, server, cmd, internal and use the first match (or .). Exclude node_modules, .venv, vendor, target, build, dist, .next, __pycache__, .git from all scans.

Understand the domain — read the project README, entry points, and top-level files to understand what the application does. Study routes, components, pages, or API handlers to map the user-facing surface area.

Step 2. Check for existing flag usage

EDUCATE:

Before proposing new flags, I'll check if your project already uses a feature flag provider. If it does, I'll suggest a side-by-side proof-of-concept rather than a full rip-and-replace — you can migrate later with a dedicated migration skill.

Scan for imports or references to other feature flag providers:

• PostHog (posthog-js, posthog-node, posthog)
• Statsig (statsig-js, statsig-node, statsig)
• Optimizely (@optimizely, optimizely)
• Eppo (@eppo, cloud.eppo, eppo)

If an existing provider is found:

• Note which one, how many call sites, and where it's used.

EDUCATE then ASK:

I found in your project (used in files). Confidence can migrate your existing flags automatically — the migration skill handles both the flag definitions and the SDK code transformation.

Would you like to migrate your flags to Confidence, or skip the migration and add a brand-new flag instead?

Use AskUserQuestion with options:

• Migrate existing flags — runs the migration skill for this provider
• Skip migration, propose a new flag — keep and add a Confidence flag alongside it

If the user chooses migration AND a migration skill exists (/migrate-posthog, /migrate-eppo, /migrate-statsig, /migrate-optimizely):

• Hand off to the matching migration skill and stop this workflow.

If the user chooses migration but NO migration skill exists for this provider:

• Explain that automated migration isn't available yet for .
• Offer to proceed with a new flag proposal instead.

If the user declines migration:

• Continue to Step 3. The proposal should add a NEW Confidence flag alongside the existing provider — no changes to existing flag code.

If Confidence is already integrated:

• Focus on proposing a NEW flag for an unflagged area of the codebase.

If no provider exists:

• This is a greenfield integration — propose the most impactful first flag.

Step 3. Identify flag candidates

EDUCATE:

What makes a good feature flag? The best flags control something the user can see — a heading, a button, a component, an API response. When you flip the flag in the Confidence UI, the change should be immediately visible. That's the "aha" moment.

I'll look for four types of opportunities:

• Gradual rollout — ship new behavior safely by ramping from 1% to 100%
• A/B experiment — let data decide between two alternatives
• Kill switch — disable a critical path instantly, no deploy needed
• Entitlement gate — control access by user tier, region, or plan

Read the top 5-10 most important files (entry points, main pages, API routes, core components) and identify places where a feature flag would be valuable. Match each to a use case:

What NOT to flag:

• One-time migrations, build config, database schemas
• Deploy-time code or CI/CD logic
• Logic with no user-observable effect
• Environment variables that never change at runtime

Prioritize "aha" insertion points — places where toggling a flag produces an immediately visible change:

1. UI text (title, heading, welcome message, button label)
2. UI component toggle (banner, sidebar, CTA — show/hide or swap)
3. API response field that changes based on the flag
4. Log/console output (last resort for CLIs, backend services, or libraries)

Read the top 2-3 candidate files and pick the best one: a single visible string or component, no complex conditionals already wrapping it, in a file the user will recognize.

Step 4. Look up best practices

EDUCATE:

I'll cross-reference what I found in your code with Confidence's best practices to make sure the proposal follows established patterns for naming, schema design, and variant structure.

Based on the codebase analysis, the insertion points, and the docs, select 1-3 flag proposals. Prefer quality over quantity — one great proposal beats three mediocre ones.

Step 5. Present the proposal

EDUCATE:

Here's what I found. Each proposal includes the flag name, where it goes in your code, what the variants look like, and what changes when you flip it. The default variant always preserves current behavior — safe to merge before you're ready to activate.

For each proposed flag, present:

Step 6. (If user accepts) Implement the change

If the user picks one or more proposals, display the Implement Step Tracker and execute the integration:

6a. Determine the right SDK

EDUCATE:

How Confidence SDKs work Confidence SDKs come in two flavors:

• Server (Node.js, Go, Java, Python, etc.): local evaluation via a Rust-based WASM resolver — microsecond latency, no per-evaluation network calls.
• Client (React, Swift, Kotlin, Flutter): resolve once per evaluation context and cache locally.

All SDKs implement the OpenFeature specification, so your flag evaluation code uses a standard API that works across providers.

Based on the detected framework:

6b. Set up the SDK client

EDUCATE:

What is a client? A client represents the application that resolves flags — your website, backend service, or mobile app. Each client has its own secret for authentication and can be scoped to environments (dev, staging, prod). Think of it like: "Where will these flags be evaluated?"

If flag management tools are available:

• Call mcp__confidence-flags__listClients. Use the first existing client, or create one via mcp__confidence-flags__createClient.
• Call mcp__confidence-flags__getClientSecret and write it to .env as CONFIDENCE_CLIENT_SECRET.

If flag management tools are NOT available:

• Create/update .env with CONFIDENCE_CLIENT_SECRET=<your-client-secret-here> as a placeholder.
• Print: "Create a client at https://app.confidence.spotify.com and paste its secret into .env"

If .gitignore exists and doesn't list .env, add it.

6c. Create the flag

EDUCATE:

Flags, variants, and targeting A flag has named variants (e.g. "control" and "treatment"), each with typed values. Targeting rules control who sees which variant — the default rule allocates 100% to the safe variant, so nothing changes until you flip it. The targeting_key (usually a user ID) ensures consistent assignment: the same user always sees the same variant.

If flag management tools are available:

• Call mcp__confidence-flags__createFlag with the proposed name, schema, and variants.
• Call mcp__confidence-flags__addTargetingRule — default 100% to the safe/control variant. The rule hashes targeting_key for consistent assignment.
• Verify via mcp__confidence-flags__resolveFlag with a test context ({ "targeting_key": "test-user" }). If it fails, check the flag has a client and a targeting rule with allocation > 0.

If flag management tools are NOT available:

• Print the flag definition so the user can create it manually at https://app.confidence.spotify.com.

6d. Install SDK and add code

EDUCATE:

Now I'll wire everything together: install the SDK, initialize the provider at your app's entry point, and add flag evaluation at the insertion point. The default variant produces current behavior — your app won't change until you flip the flag in the Confidence UI.

• Install the SDK package using the project's package manager.
• Add provider initialization at the app's entry point (reading the secret from env).

React/Next.js gotchas:

• Next.js App Router: use ConfidenceProvider in the root layout. Server Components use getFlag('flag.prop', default, context); Client Components use the useFlag('flag.prop', default) hook. If using the client provider, the rendering file must be a Client Component — extract into providers.tsx with "use client" if needed.

• Never call useFlag in a Server Component — use getFlag or wrap in a Client Component.

• Place the provider above any <Suspense> boundary.

• Set up evaluation context with targeting_key and any available attributes the app already has (country, plan, device). Don't fabricate attributes.

• Wire the flag evaluation at the chosen insertion point.

Use the SDK API from the docs guide — do not improvise SDK APIs from memory.

6e. Verify the build

EDUCATE:

Let's make sure everything compiles cleanly before we wrap up.

Run the project's build or type-check command. Detect the right command — don't assume one exists:

• JS/TS: prefer the project's own build script, fall back to tsc --noEmit if tsconfig.json exists, skip otherwise. Server SDKs use a Rust-based WebAssembly resolver — verify Node.js 18+ is available.

• Java/Kotlin: ./gradlew compileJava or mvn compile

If the build fails, read the errors, fix the integration code, and re-check before continuing.

6f. Generate report

I'll generate a quickstart report summarizing everything that was set up — what changed, how to use it, and what to check before merging.

EDUCATE:

You're all set! Your flag is live in Confidence with 100% on the default (safe) variant — nothing changes until you flip it. When you're ready, go to the Confidence UI, change the allocation, and watch the new behavior appear instantly — no deploy needed.

Print a short summary: framework, what was proposed or implemented, and the report file path (if generated). Then list every change on its own line using exactly one of these prefixes:

• "Created " for new functionality or files
• "Modified " for changed functionality or files
• "Added " for installed packages or new capabilities

If the user declined implementation, remind them they can come back with /analyze-project or ask to implement any of the proposals later.

Rules

• Use EDUCATE: blocks (blockquote) to explain concepts before acting. These teach the user about feature flags, SDKs, clients, and targeting as the workflow progresses — the user should learn something at every step.
• Never show raw JSON payloads, MCP tool names, or secrets in output.
• Read the client secret from CONFIDENCE_CLIENT_SECRET env var in all generated code.
• Use the OpenFeature API with local resolve where supported. Access flag values via dot notation: flag-name.property.
• If a step fails, print the error and continue with remaining steps where possible. The report file must always be generated — if steps failed, document what succeeded and what needs to be completed manually.
• The proposal should be specific to the user's project — no generic examples. Reference actual file names, function names, and code patterns from the scanned codebase.
• Prefer minimal, surgical changes. The goal is one flag that demonstrates value, not a comprehensive refactor.
• The default variant must always produce the current behavior — safe to merge with no visible change until the flag is flipped.
• Flag names must follow Confidence naming rules: lowercase letters, digits, and hyphens only ([a-z0-9-]).
