# Reference Checking ## When References Help References are most valuable when used as data, not as decoration. Common patterns: - **Pre-decision** (less common): references inform the offer decision; structured questions - **Post-decision, pre-offer** (common): a final check on serious concerns - **Post-offer**: confirmation only; no real signal The first is the highest-value use; most companies do the third. ## Structured Reference Calls Same as structured interviewing: same questions, same scoring rubric, multiple references per candidate. ### Sample Question Set 1. How long did you work with [candidate], in what context? 2. What were their primary responsibilities? 3. What did they do exceptionally well? 4. Where did they need development or coaching? 5. How did they handle [specific competency relevant to the role]? 6. How would you describe their working style? 7. What kind of manager did they thrive with? 8. Would you hire them again? In what role? 9. Anything else I should know? The ninth question often produces the most important signal. ### What to Listen For - Specific examples (vs. vague enthusiasm) - Hesitation on specific competencies - The kind of role they'd thrive in (does it match yours?) - Patterns that match or contradict interview signal - The phrase "I'd hire them again, but for [different scope/context]" ## Reference Selection - Default: 3 references — manager, peer, report (or peer/cross-functional) - Candidate provides; recruiter contacts - Consider asking for "off-list" references (back-channel) for senior roles, with candidate awareness - Don't make hiring contingent on impossible-to-deliver references (e.g., manager at current job for someone still employed) ## Off-List / Back-Channel References For senior roles, off-list references can surface signal candidates wouldn't volunteer. Ground rules: - Tell the candidate you may do back-channel reference checking - Ask for permission to contact specific people (e.g., "do you mind if I reach out to former-colleague-X?") - Don't blow up the candidate's current job by reaching out broadly - Treat what you hear with calibration — back-channel references are noisier ## Common Failures - References checked after offer accepted (zero signal value) - "How was working with them?" as the only question - Single reference per candidate - Same reference for multiple candidates - Asking about protected characteristics (illegal and unhelpful) - Surprise back-channel references that damage candidate trust - Not listening to negative signal because the offer's already going out ## Bias and Legal Considerations - Reference questions are subject to the same legal constraints as interview questions - Avoid: parental status, family situation, disability, religion, age, national origin, marital status - Stick to: job-related questions - Document reference responses For reference *givers* (when you're giving references on departed employees): - Most companies default to confirming dates of employment and title only - Some provide neutral or positive references where appropriate - HR should train managers on what they will and won't say - Defamation risk for false negative information; truth is a defense - See `policy-writer` and engage counsel ## Integrating References Into Decisions References should be one input alongside scorecards, work sample, and prior interview signal.
