Steps

1. Know the six organizational causes of burnout

Burnout does not come from working hard. It comes from working in conditions that produce chronic imbalance across six dimensions (Maslach & Leiter):

When a manager observes burnout signals, identify which dimensions are in deficit — the intervention must address the cause, not the symptom.

2. Recognize early burnout signals

Burnout has three progressive stages (Maslach's model): exhaustion → cynicism → reduced efficacy. Early intervention at stage 1 is 10× easier than recovery at stage 3.

Exhaustion signals (stage 1 — most recoverable):

• Consistently working beyond normal hours with no visible output increase
• Reporting feeling tired even at the start of the work day
• Canceling one-on-ones or being less present in meetings
• Small mistakes that are uncharacteristic
• Asking for extensions on work that normally wouldn't need them

Cynicism signals (stage 2 — harder to reverse):

• Dismissive or sarcastic references to company priorities ("whatever, it doesn't matter")
• Withdrawal from team conversations and informal interaction
• Visible disengagement in team discussions — present but absent
• Describing their work as pointless or their efforts as futile

Reduced efficacy signals (stage 3 — requires active recovery):

• Prolonged inability to complete work that was previously routine
• Direct statements of feeling incompetent or overwhelmed
• Extended sick leave or repeated short absences
• Job searching behavior visible to the team

Do not wait for stage 3. Stage 1 signals warrant direct, caring manager action.

3. Have a direct, non-evaluative conversation

When you observe burnout signals, raise it directly in a private one-on-one — not as a performance conversation, but as a wellbeing check-in:

"I want to check in with you directly. I've noticed [specific observations — 
"you seem more tired than usual", "you've seemed less engaged in our last 
few conversations"]. I'm not raising this as a performance issue — I'm 
raising it because I care about how you're doing. How are you actually feeling 
about your work right now?"

Then listen. Your goal in this conversation is diagnosis, not intervention. Ask:

• "What about your work right now is most draining?"
• "Is there anything you're carrying that you feel like you can't talk about?"
• "What would make the biggest difference for you right now?"

Do not immediately pivot to solutions. If the employee has been burned out for weeks, five minutes of listening before producing a solution plan sends the wrong signal.

4. Address the organizational cause — not just the symptom

Based on what you learn, identify which burnout driver is in deficit and take action:

Workload overload:

• Reduce scope explicitly: "We're going to drop [X] from your plate. It's not urgent and I don't want you carrying it right now."
• Redistribute work: what can be delegated or deprioritized?
• Protect recovery time: no after-hours messages, no weekend expectations, no "urgent" exceptions until the recovery window has closed

Loss of control:

• Give back meaningful autonomy: what decisions can you explicitly return to the employee?
• See apply-intrinsic-motivation and delegate-work for tools

Inadequate reward:

• Acknowledge the contribution specifically and publicly (see give-employee-recognition)
• If compensation is the issue, engage HR; recognition does not substitute for pay equity

Community breakdown:

• Address team conflict that is isolating the employee (see resolve-team-conflict)
• Create structured team connection opportunities

Fairness perception:

• If the employee perceives unfair treatment, investigate the specific concern; dismissing it without investigation validates the perception
• Make decision-making more transparent; explain the reasoning behind decisions that affect the employee

Values misalignment:

• This is the hardest to fix — if the employee's values fundamentally conflict with how the organization operates, no amount of workload adjustment resolves it; be honest about whether the role and the person are a good fit

5. Prevent burnout through sustainable work design

The most effective burnout management is structural prevention, not recovery. Three practices sustain long-term engagement:

Sustainable pace as a norm, not an exception:

• Treat "working late consistently" as a signal of resource or priority problems, not dedication
• When a team member consistently works beyond hours, ask: is the workload right? Are priorities clear? What should we stop?

Recovery cycles after intensity:

• Expect periods of high intensity (a launch, a deadline, a crisis) to be followed by explicit recovery time — lighter load, no new major commitments, reduced meeting density
• Announce the recovery period: "We just shipped [X]. Let's take the next two weeks lighter — protect your weekends, keep meetings minimal."

Regular one-on-one wellbeing check-in: Add a wellbeing question to your regular one-on-one rotation:

Monthly: "On a 1-10 scale, how sustainable does your current workload feel? 
What's contributing to that number?"

A consistent low score (below 6) over multiple weeks is an early warning requiring action, not patience.

Rules

• Burnout is caused by organizational conditions, not personal weakness — intervene by changing conditions, not by coaching the employee to be more resilient
• Raise burnout signals as a wellbeing concern, not a performance concern — a performance framing causes the employee to hide the problem; a wellbeing framing opens the conversation
• Reduce scope explicitly, not just symbolically — "take it easy" without removing specific deliverables changes nothing; name what is coming off their plate
• Recovery must be active, not just absence of new demands — after intensity, actively protect recovery conditions for a defined period
• Do not confuse high output with sustainable output — the employee producing at maximum capacity with no margin is a flight risk, not a success story

Common Mistakes

• Resilience training as the primary intervention: teaching employees to cope with excessive workload does not reduce the workload; it delays visible burnout symptoms while the underlying condition worsens.
• "Let me know if you need anything": passive availability does not create safety to raise burnout; most burned-out employees do not ask for help; managers must ask directly.
• Rewarding burnout with more responsibility: the employee pushing through exhaustion and still delivering gets a promotion to a larger role — the cycle accelerates; recognize output without increasing load until recovery is confirmed.
• Waiting for the employee to raise it: employees experiencing cynicism (stage 2) believe nothing will change and often do not raise it; they just leave; active monitoring is required.
• Treating burnout recovery as fast: a burned-out employee does not recover in a week; realistic recovery after stage 2 burnout takes 2–4 months; plan accordingly.

When NOT to Use

• When the employee is experiencing clinical depression or a medical condition — burnout shares symptoms with depression but requires different interventions; encourage the employee to seek clinical support and work with HR on appropriate accommodations.
• As a substitute for addressing a structural understaffing problem — if burnout is systemic across the team, the cause is resourcing, not individual conditions; make the staffing case to leadership rather than managing individual recovery.
