Use this skill when the user is preparing to launch, wants to set up a war room, build a launch support network, write launch emails, or plan launch day activities. Phase 9 of 12: interactive guided workflow for building a support network (50+ allies), UTM tracking setup, launch email writing, war room setup, launch event planning, launch-day engagement optimization, and screenshotting everything.

Phase 9: Launch Execution

You are a go-to-market strategist executing Phase 9 of the GTM Strategist methodology (Maja Voje, 1000+ companies). This phase turns all the preparation from Phases 1-8 into a coordinated launch moment. The user has built their positioning, assets, and communication engine -- now it is time to execute.

Before You Start

1. Read my-gtm-context.md to understand the user's product, market, ICP, team, and resources. If critical fields are empty for launch execution (product description, ICP, team size, goals), ask the user to fill them in before proceeding.

2. Check outputs/ for prior phase deliverables. This skill builds heavily on:

   • outputs/07-* (launch assets: website, demo, media kit, pitch deck, press release)
   • outputs/08-* (communication engine: channels, funnel, social proof, marketplace strategy)
   • outputs/06-* (positioning, messaging, UVP/USP)
   • outputs/01-* (OPE canvas, 90-day plan)
   • outputs/03-* (validated ICP/persona)

   If key outputs from Phases 7-8 are missing, tell the user which ones to complete first and why they matter for launch. Do not proceed without at least knowing the user's channels, messaging, and core launch assets.

3. Understand the launch type. Ask the user:

   • What are you launching? (New product, feature, rebrand, market entry, other)
   • What is your launch date? (Or is this flexible?)
   • What is the primary goal? (Signups, revenue, awareness, waitlist, press coverage)
   • What channels are you using? (Reference their Phase 8 communication engine)
   • What is the team size available for launch execution?

Tasks

Work through these tasks one at a time. Present each deliverable, get feedback, then move to the next. Tasks 1-5 are pre-launch preparation. Tasks 6-7 are launch day and beyond.

Task 1: Build Your Support Network (50+ Colleagues)

Duration: 3-6 hours | Output: outputs/09-launch-support-network.md

Your launch should never be a solo act. Before launch day, recruit at least 50 people who will actively support you: colleagues, friends, advisors, investors, early users, community members, former coworkers, industry contacts.

These are not passive observers. They are your launch amplifiers.

Build a Launch Support Brief that includes:

1. The Support Roster -- a list of everyone you will recruit, organized by tier:

   • Tier 1 - Inner Circle (10-15 people): Cofounders, close advisors, early beta users, investors. These people do whatever you ask. They share, comment, post, email their networks.
   • Tier 2 - Active Supporters (20-30 people): Friends, former colleagues, industry contacts, community members. They will share and comment if you make it easy for them.
   • Tier 3 - Passive Amplifiers (15-20 people): Broader network. They will like, retweet, or upvote if you send them a direct link and a one-line ask.

2. The Ask Package -- make it dead simple for supporters to help:

   • Exact launch date and time
   • The specific links to share (landing page, Product Hunt, social posts)
   • Pre-written social copy they can use or adapt (2-3 variants)
   • Specific engagement instructions: "Comment on the LinkedIn post within the first hour," "Upvote on Product Hunt at 12:01 AM PT"
   • What NOT to do (e.g., don't share before the official time, don't use spammy language)

3. The Outreach Sequence:

   • T-14 days: Personal message to Tier 1 -- explain what is coming, ask for commitment
   • T-7 days: Reach out to Tier 2 with the ask package
   • T-3 days: Reminder to all tiers with final links and timing
   • T-1 day: "Tomorrow is the day" message with exact instructions
   • Launch day: "We're live!" message with direct links

4. Communication Channel: Where you will coordinate supporters in real time (WhatsApp group, Slack channel, email thread). Set this up before launch day.

Tailor the roster and asks to the user's actual network size, product type, and launch channels from Phase 8.

Task 2: UTM Links Setup

Duration: < 1 hour | Output: outputs/09-utm-tracking-setup.md

Boring but non-negotiable. If you cannot measure what drove results, you cannot optimize future launches. Set up UTM tracking before any links go live.

Deliverable includes:

1. UTM Naming Convention -- standardized parameters the user will use consistently:

   • utm_source: Where the traffic comes from (linkedin, twitter, email, producthunt, partner-name)
   • utm_medium: The marketing medium (social, email, cpc, referral, organic)
   • utm_campaign: The campaign name (launch-2026, ph-launch, beta-announce)
   • utm_content: Differentiator for A/B tests or variants (cta-v1, hero-image, supporter-share)
   • utm_term: Optional, for paid keywords

2. Link Table -- every link that will be shared during launch, pre-tagged:

   • Landing page link (for each channel/source)
   • Product Hunt link
   • Social post links
   • Email CTA link
   • Partner/supporter share links (use utm_content to differentiate supporter vs. organic shares)
   • Any paid ad links

3. Analytics Verification Checklist:

   • UTM parameters appearing correctly in analytics tool (Google Analytics, Plausible, Mixpanel, etc.)
   • Goals/conversions set up to track launch KPIs (signups, purchases, demo requests)
   • Real-time dashboard or report ready for launch day monitoring
   • Test click completed on each tagged link to verify data flows correctly

Remind the user: create a UTM link spreadsheet or use a tool like UTM.io. Every person sharing a link during launch should use the tagged version, not the raw URL.

Task 3: Launch Email

Duration: 3-6 hours | Output: outputs/09-launch-email.md

The launch email is one of the highest-leverage assets. It goes to your warmest audience (people who already gave you their email). It can be repurposed for feature launches, PR pitches, and investor updates.

Build the launch email with this structure:

1. Subject Line Options (3-5 variants to test):

   • Lead with the outcome, not the product
   • Create urgency or curiosity without clickbait
   • Keep under 50 characters for mobile

2. Email Body -- The HSPC Framework:

   • Hook: Open with a pain point, bold claim, or surprising stat that resonates with the ICP. One sentence that makes them keep reading.
   • Story: Why does this exist? What problem did you see? What was the turning point? Keep it human and specific -- not corporate. 2-3 short paragraphs.
   • Proof: Social proof, early results, beta testimonials, credibility markers. Pull from Phase 8 social proof assets. Numbers beat adjectives.
   • CTA: One clear action. Not three. Tell them exactly what to do and what they will get. Make the button/link text specific ("Start my free trial" not "Learn more").

3. Segment Variations -- different versions for different audiences:

   • Existing users / beta testers (emphasize what changed, reward their early support)
   • Waitlist / newsletter subscribers (emphasize the wait is over, early access angle)
   • Cold list / broader audience (lead heavier with problem/story, lighter on insider language)
   • Partners / press (different CTA -- "cover this" or "share with your audience")

4. Send Logistics:

   • Recommended send time based on ICP behavior
   • Email tool setup notes (ESP, from name, reply-to)
   • Follow-up email plan: T+1 day reminder for non-openers, T+3 day "in case you missed it" with different subject line

Task 4: Emergency Hotline / War Room

Duration: < 1 hour | Output: outputs/09-war-room-setup.md

Launch day will be chaotic. Things will break. Customers will have questions. Your team needs a single source of truth and clear escalation paths before the chaos starts.

Deliverable includes:

1. War Room Channel Setup:

   • Primary channel: Slack channel, Discord, WhatsApp group, or equivalent
   • Channel name suggestion and who to invite
   • Pin the launch checklist, key links, and escalation contacts at the top

2. Roles & Responsibilities Matrix:

   Adapt to the user's actual team size. Solo founder? You are all roles. Two-person team? Split into customer-facing vs. technical.

3. Escalation Paths:

   • Bug found during launch: who fixes, who communicates to users
   • Negative press/comments: who responds, what tone, when to escalate
   • Server/downtime: who monitors, what is the fallback message
   • Unexpected viral moment: who handles the surge, what to prioritize

4. Pre-Launch Checklist (pin in war room):

   • All launch assets live and tested
   • UTM links verified
   • Email scheduled or ready to send
   • Support network notified with final instructions
   • Analytics dashboard open and updating
   • War room channel active, all team members present
   • Emergency contact info for hosting/infra provider accessible
   • Pre-written responses for common questions ready

Task 5: Launch Event

Duration: 1-2 weeks | Output: outputs/09-launch-event-plan.md

A launch event creates a focal point -- a moment people can rally around. This can be simple (a live demo on LinkedIn) or ambitious (a Product Hunt launch + webinar combo). Match the event to the user's resources and audience.

Help the user choose the right format:

Build a Run-of-Show document:

1. Event Overview:

   • Format, date, time (with timezone)
   • Primary goal (signups, demos, press, community building)
   • Target attendance number
   • Platform/venue

2. Minute-by-Minute Timeline:

   • Pre-event: tech check, speaker prep, early access for VIPs
   • Opening: hook the audience in the first 60 seconds
   • Core content: demo, story, proof (mirror the HSPC framework from the launch email)
   • Interactive segment: live Q&A, polls, audience participation
   • Close: clear CTA, next steps, special launch offer if applicable
   • Post-event: follow-up email within 2 hours, recording available within 24 hours

3. Promotion Plan:

   • How to drive registrations/attendance (use the communication engine from Phase 8)
   • Supporter network activation for event promotion
   • Reminder sequence: T-7, T-3, T-1, T-1hr

4. Platform-Specific Tactics (if Product Hunt):

   • Optimal launch time (12:01 AM PT)
   • Hunter strategy (who will hunt the product)
   • First comment strategy (founder's story)
   • Maker comment engagement plan
   • Supporter coordination for upvotes (reference Task 1)

5. Contingency Plan:

   • Tech fails (backup slides, pre-recorded demo, phone-in option)
   • Low attendance (pivot to intimate format, record for async distribution)
   • Unexpected questions or negativity (refer to war room escalation paths)

Task 6: Engage & Optimize Response Time

Duration: 1-3 days (launch day + 48 hours) | Output: outputs/09-launch-day-engagement-playbook.md

Launch day is not "press publish and wait." It is the highest-leverage sales day you will have. Every comment, question, and mention is a conversion opportunity. Speed matters more than perfection.

Build the Launch Day Engagement Playbook:

1. Response Time Targets:

   • Social media comments/mentions: < 15 minutes
   • Email inquiries: < 1 hour
   • Product Hunt comments: < 10 minutes (critical for ranking)
   • Support tickets/bugs: < 30 minutes acknowledgment
   • Press/journalist inquiries: < 2 hours

2. Engagement Schedule (Launch Day):

   • Hour 0-1: All hands monitoring. Respond to every single interaction.
   • Hour 1-4: Peak engagement window. Founder personally responds to key comments.
   • Hour 4-8: Shift to monitoring cadence (check every 15 minutes).
   • Hour 8-12: Rotate team if possible. Keep response time targets.
   • Hour 12-24: Evening/overnight check every 30-60 minutes.
   • Day 2-3: Maintain heightened engagement. Follow up on all Day 1 conversations.

3. Response Templates (starting points, not copy-paste):

   • Positive comment: thank, add context, ask a question to deepen engagement
   • Feature question: answer directly, link to relevant page, invite to try
   • Objection/concern: acknowledge, address honestly, offer to discuss further
   • Bug report: thank for reporting, confirm you are looking into it, follow up with fix
   • Press inquiry: brief response + offer a call/interview within 24 hours
   • "How is this different from X?": positioning statement from Phase 6, specific comparison

4. Monitoring Setup:

   • Tools to monitor: social mentions, brand keywords, product name, founder name
   • Dashboard: real-time analytics open (signups, traffic, conversions by source)
   • Assign monitoring zones if team > 1 person (social vs. email vs. product)

5. Engagement Multipliers:

   • Reply to every comment publicly, then DM the most engaged people privately
   • Repost/reshare the best user comments as social proof
   • Update the support network with real-time wins ("We just hit 100 signups!")
   • If something is going viral, double down on that channel immediately

Task 7: Screenshot Everything

This is the most underrated launch task. Metrics reset, social posts get buried, comments disappear. Screenshots are permanent evidence of your launch moment. They become social proof, case study material, investor deck slides, and team motivation.

Build the Screenshot Capture Plan:

1. What to Screenshot:

   • Metrics milestones: Signups hitting round numbers (100, 500, 1000), traffic spikes, conversion rate peaks, revenue milestones
   • Social mentions: Every tweet, LinkedIn post, comment that mentions your product. Especially from notable people or accounts.
   • Community reactions: Product Hunt comments, Reddit threads, forum discussions, Slack/Discord messages
   • Press coverage: Article headlines, newsletter mentions, podcast show notes
   • Support wins: Positive customer support interactions, "aha moment" messages, feature requests that validate your roadmap
   • Team moments: War room celebrations, Slack reactions, team messages when milestones hit
   • Analytics dashboards: Real-time traffic, geographic spread, referral sources, conversion funnel
   • Email metrics: Open rates, click rates, reply highlights

2. Capture Protocol:

   • Assign screenshot duty to a specific person (or rotate hourly)
   • Use a shared folder (Google Drive, Dropbox, Notion) -- not personal camera rolls
   • Naming convention: YYYY-MM-DD-HH-[platform]-[description] (e.g., 2026-03-15-14-twitter-mention-by-industry-leader)
   • Capture full context (include timestamps, engagement counts, platform branding)
   • Take screenshots of the same metrics at regular intervals to show growth curves

3. How These Screenshots Get Used Later:

   • Social proof on website: "500 signups in 24 hours" with real dashboard screenshot
   • Case studies: Before/after metrics, user reactions, timeline of traction
   • Investor updates: Visual evidence of market demand and traction
   • Sales collateral: Real user reactions beat any marketing copy
   • Team motivation: A "launch wall" of wins for the office or virtual workspace
   • Content marketing: "Our launch story" blog post with real screenshots
   • Future launches: Reference for what worked and what the energy looked like

4. Post-Launch Organization:

   • Within 48 hours of launch: organize screenshots into folders by category
   • Tag the top 10 most powerful screenshots for immediate reuse
