Purpose
A welcome series is the first conversation with new subscribers. It sets expectations, establishes brand voice, builds trust, and drives the first action you need them to take. Unlike regular campaigns, a welcome series has a narrative arc: introduce yourself, prove value, address objections, and move to conversion. Done well, a welcome series converts 3โ5x higher than standalone emails because subscribers are warmest in the first 48 hours. Done poorly, it overwhelms new users or pushes too hard too fast, creating unsubscribes before they understand who you are. This skill teaches you to build a series that respects the subscriber's journey, communicates your value clearly, and systematically moves them toward the action that matters most (signing up, booking a call, making a purchase, or activating a feature).
When to Use
New product launch: You have thousands of early access signups and need to activate them into trial users or paid customers
Growing a mailing list: You've built organic or paid acquisition channels and now need to educate and convert those inbound leads
Re-launching a product or rebrand: Existing subscribers need to understand what changed and why they should care

Instructions
1. Define Your Welcome Series Goal
Clarify what success looks like before you write a single email. Are you trying to:
Activate (get them to use your product/feature for the first time)
Educate (help them understand your category or value proposition)
Convert (move a free trial user to a paying customer)
Engage (build relationship trust and open rates)
Refer (get them to recommend you to others)
Most welcome series serve multiple goals, but rank them. Example: Canopy Health's goal is "Convert trial users to booking a first telehealth appointment" (primary) and "Build trust in our doctors" (secondary).
2. Map the Subscriber Journey
Understand who's subscribing and what they expect:
Signup source: Did they click an ad, sign up on your website, attend a webinar, receive a referral? Each source brings different expectations.
First action you want them to take: Not "open the email" โ what's the business action? (Book a demo, start a trial, make a purchase, complete a profile, join a Slack group)
Perceived risk or objection: What's stopping them from taking that action? Cost? Not understanding the problem? Skepticism of the solution? Uncertainty it will work for them?
Timeline to decision: How long do they have before they decide to buy/churn/move on? (SaaS trial = 7โ14 days, eCommerce = 3โ7 days, B2B = 21โ30 days)
Example: Canopy Health.
Signup source: Paid search ("telehealth for primary care"), organic search ("urgent care online"), referral from existing patient
First action: Book appointment within 7 days
Perceived risk: "Are the doctors real doctors? Will they take my insurance? Will it be awkward on video?"
Timeline: 7-day trial period before they churn
3. Design the Sequence: Timing and Structure
Use this as a template for 3โ7 emails (5 emails is the sweet spot):
Email 1: Welcome (0 hours โ send immediately)
Goal: Confirm signup, set expectations, start building rapport
Length: Short (100โ150 words)
CTA: Soft (confirm email, set up profile, or redirect to onboarding)
Subject line approach: Personal + curiosity (e.g., "Welcome to Canopy โ your first visit is free")
Content: Thank them, explain what happens next, single clear instruction
Subject line approach: Curiosity or utility (e.g., "The checklist telehealth doctors use to avoid misdiagnosis")
Content: Guide, checklist, case study, or resource. Show your expertise. This email often gets highest engagement because it's truly valuable, not sales-y.
Email 4: Address Objection #2 and Create Urgency (5โ7 days later)
Goal: Address the second most common objection, create gentle urgency
Length: Medium (250โ350 words)
CTA: Direct (book now, start trial, apply discount)
Subject line approach: Specific benefit or scarcity (e.g., "Why most people wait too long to book (and regret it)" or "48-hour bonus: First visit completely free")
Content: Show what happens if they don't act (opportunity cost), share testimonial about how customer wished they started sooner, or explain limited-time offer
Email 5: Final Conversion Ask (9โ11 days later)
Goal: Move those still undecided to action
Length: Medium (250โ350 words)
CTA: Direct (book, buy, start trial)
Subject line approach: Urgency or personal (e.g., "Last chance โ your 7-day free trial ends soon" or "Sarah โ are you still interested in that free visit?")
Content: Remind them what they'll get, address final objections, remove friction (show exact next steps, payment is simple, etc.). Include a reply CTA ("Just hit reply and let me know if you have questions").
Email 6 (Optional): Last-Ditch Conversion (12โ14 days later, if Email 5 didn't convert)
Goal: Recover those about to churn from trial
Length: Short and personal (150โ200 words)
CTA: Direct (final offer)
Subject line approach: Personal curiosity (e.g., "One more thing about Canopy...")
Content: Very personal tone. "I noticed you haven't booked an appointment yet. I'm worried we're not a good fit, or you have questions we haven't answered. Hit reply โ I want to help." This feels human, not sales-y.
Email 7 (Optional): Sunset (15โ21 days later, if Email 6 didn't convert)
Goal: Let them go gracefully, leave the door open
Length: Short (100โ150 words)
CTA: Soft ("Come back anytime")
Subject line approach: Respectful (e.g., "We'll be here when you're ready")
Content: "We get it โ timing might not be right. No pressure. If things change and you want to give Canopy a try, just click below or hit reply. We're here."
4. Write Subject Lines Using Proven Frameworks
Subject lines drive opens; opens drive conversions. Use these frameworks:
Curiosity + specificity: "Why 50K patients skip the waiting room" (better than "Try Canopy," which is vague)
Benefit + proof: "Book your appointment in 90 seconds โ no insurance forms" (tangible time/effort savings)
Personal + context: "Sarah, your free visit expires in 2 days" (name + urgency)
Question + hook: "What if your doctor visit lasted 5 minutes instead of 45?" (invites thought)
Social proof + emotional: "See why Dr. Chen patients give 4.9 stars" (credibility + curiosity)
Urgency + clarity: "48-hour bonus: First visit completely free" (deadline + specific offer)
Avoid generic openers: "Check this out," "FYI," "Update," "Reminder." They blend into 100 other emails.
5. Structure Each Email: Hook, Value, CTA
Every email follows this pattern:
Hook (first sentence, subject line decides if they open; first sentence decides if they read): Start with curiosity, relevance, or surprise. "Most people wait 2โ3 weeks for a doctor appointment. You can get one in 6 hours." Not "Hi there! We're excited to introduce Canopy."
Value delivery (body): Tell a story, share social proof, give a resource, or answer an objection. Make them feel seen and understood.
Single CTA (close): One button or link. "Book your free appointment" or "Watch the 2-minute demo." Multiple CTAs dilute action.

6. Set Conversion Goals Per Email
Define what success looks like for each email:
Email 1: 15โ25% open rate (very warm). If below 10%, subject line is weak.
Email 2: 10โ15% open rate (still warm). 2โ3% click rate minimum. If clicks are low, social proof isn't resonating.
Email 3: 12โ18% open rate (this email often outperforms Email 2 because it's valuable, not sales-y). 3โ5% click rate.
Email 4: 10โ15% open rate. 3โ4% click-to-conversion rate (some readers take action; this email closes deals).
Email 5: 8โ12% open rate. 4โ6% click-to-conversion rate (final push).
Set these targets before you launch. After the series runs, compare actual to target. If Email 2 opens are 5%, the subject line needs rewriting. If Email 3 clicks are 1%, the value isn't clear enough.
7. Add Conditional Logic and Branches
Simple version: Send the same series to everyone.
Better version: Branch based on action.
Example:
If they click "Book appointment" in Email 2, skip Email 3 (they're moving to conversion) and send a "appointment confirmed" email instead.
If they open Email 1 but don't open Email 2, resend Email 2 with a different subject line.
If they open Email 2 but don't click, send a version of Email 3 with more social proof (they're skeptical, not uninterested).
If they don't convert by Email 5, segment them: "high-intent" (clicked but didn't book) get Email 6 with a discount. "Low-intent" (no clicks) get sunset Email 7.
This requires automation platform logic (HubSpot workflows, Klaviyo flows, ConvertKit segments). Start simple, add complexity as you learn what works.
8. Define Success Metrics and Optimization Plan
Track:
Series conversion rate: % of people who enter the series that complete the goal action (book, buy, sign up for trial). Target: 5โ15% depending on product/market.
Per-email metrics: Open rate, click rate, unsubscribe rate. Use these to identify weak emails.
Time to conversion: How long between first email and goal action? Faster is better (means your series is persuasive and well-timed).
CTA performance: Which CTAs get most clicks? Use the winner in future series.
Unsubscribe rate: If >0.5% on a single email, that email feels sales-y or pushy. Rewrite it to be more value-focused.

Edge Cases
Mixed signup sources with different expectations: Paid search signups (urgent need) expect faster conversion path than organic search (research phase). Consider separate welcome series for high-intent vs. research-phase subscribers, or add branching logic that moves high-intent users faster to conversion CTA.
Multiple conversion goals in one series: If you're trying to drive both "start trial" AND "upgrade to annual billing," you confuse subscribers and dilute conversions. Pick one primary goal. If secondary goal is important, create a separate series that runs after the primary goal is achieved.
Long sales cycles (B2B): SaaS sales cycles are 7โ14 days; B2B enterprise is 30โ90 days. A 5-email series that runs out by day 7 doesn't work. Extend to 8โ12 emails with longer gaps, or transition to a nurture series that runs in parallel.
High unsubscribe rate on a specific email: If Email 4 has 1.2% unsubscribe rate while others are 0.2%, that email is too sales-y or doesn't fit the narrative. It's breaking trust. Rewrite it to add value before asking for the conversion.
Conversion happens before series ends: Great problem. Use conditional logic to skip remaining emails when someone converts. Otherwise, they get Email 5 asking them to book an appointment they already booked, which looks broken.
Welcome series conflicts with re-engagement or nurture campaigns: If someone already gets a separate "re-engagement" sequence, don't also send them the welcome series. Set suppression rules so they only get one series at a time.
Testing fatigue: Don't A/B test every email in a 5-email series simultaneously. You'll have statistically invalid results because sample sizes get small. Test one email (the one with lowest performance) at a time. Let it run for one full cycle before moving to the next.
Measuring conversion requires multi-touch attribution: If someone opens Email 2 but books 2 days later without clicking the Email 2 link, did Email 2 drive the conversion? Yes, it built trust. Your email tool might not track this. Use UTM parameters on every CTA link to track which email drove the click, but acknowledge that earlier emails in the series also contributed.
