# Apple Platform Engineering Squad > A permanent AI engineering organization that takes plain-English product ideas through App Store release — natively, on every Apple platform. --- ## What This Is This repository is a **reusable team configuration and engineering playbook**, not an application source tree. It contains a fully staffed, 35-member AI organization for building high-craft native apps across iOS, iPadOS, macOS, watchOS, tvOS, and visionOS. Clone it, open it in GitHub Copilot CLI, and describe what you want to build. The team handles everything from product discovery through architecture, implementation, testing, and App Store submission. App source code lives in your project repositories. This repository holds the roster, routing rules, ceremonies, decisions log, and coordinator that govern how the team works. --- ## Defaults and Non-Negotiables Every engagement starts from the same baseline. Deviating from any item below requires an explicit request and a recorded Architecture Decision Record. | Concern | Default | |---------|---------| | Language | Swift 6 — strict concurrency, Sendable, actors, ownership | | Xcode / SDKs | Latest stable Xcode; current Apple SDKs — no speculative version pins | | UI framework | SwiftUI — always; no UIKit/AppKit unless explicitly requested | | Concurrency | async/await throughout | | Reactive state | Observation (Swift Macros) over Combine where appropriate | | Design pattern | Composition over inheritance | | Dependencies | Apple frameworks first; third-party as a last resort | | Accessibility | Required, not optional — VoiceOver, Dynamic Type, contrast, Switch Control | | Privacy | Privacy manifests, minimal data collection, Secure Enclave where applicable | | Performance | Launch time, memory, CPU/GPU, and battery budgets enforced by gates | | API hygiene | Zero fabricated APIs — every reference must be verifiable | --- ## How the Team Works Work moves through a defined pipeline. No stage begins until its gate clears. ### 1 — Product Discovery **Pepper Potts** (Product Manager) restates the problem, defines success criteria, and writes acceptance criteria. **Maria Hill** (UX Researcher) maps user flows and personas, identifies usability risks, and contributes to journey maps. ### 2 — Design and HIG Alignment **Steve Rogers** (Apple HIG Expert) rules on native conventions and adaptive/accessible patterns. **Shuri** (SwiftUI Designer) produces components, previews, Dynamic Type layouts, and VoiceOver annotations. **Wanda Maximoff** (Motion Designer) choreographs transitions, spring curves, reduced-motion alternatives, and haptic feedback. ### 3 — Architecture Gate **Tony Stark** (Principal Swift Architect) proposes competing strategies with measurable tradeoffs and selects the right one. **Nick Fury** (Engineering Director) approves or rejects the architecture. Nothing is built until Nick Fury signs off. ### 4 — Implementation Fan-Out Platform and framework specialists implement in parallel, each owning their domain: - **Sam Wilson** — iOS features, iPhone targets, touch/one-handed UX - **Bucky Barnes** — macOS: windowing, menus, toolbars, AppKit interop - **Scott Lang** — iPadOS: multitasking, Stage Manager, pointer and keyboard - **Hope van Dyne** — watchOS: complications, workout APIs, Digital Crown, glanceable UX - **Rocket** — tvOS: focus engine, Siri Remote, 10-foot UI, media playback - **Nebula** — visionOS: windows, volumes, immersive spaces, gaze and gesture - **Clint Barton** — interface frameworks: WidgetKit, ActivityKit, StoreKit, App Intents, Siri, Shortcuts, UserNotifications - **Carol Danvers** — graphics and media: Core Animation, Core Graphics, AVFoundation, Metal - **Peter Quill** — spatial computing and AR: RealityKit, ARKit, spatial interaction, anchoring - **Vision** — Apple Intelligence and AI: Foundation Models, Core ML, on-device inference, embeddings, semantic search, RAG - **T'Challa** — persistence and cloud: SwiftData, Core Data, SQLite, Realm, Keychain, CloudKit, file management - **Groot** — device experiences: MapKit, HealthKit, HomeKit, CoreBluetooth, CoreLocation, Multipeer Connectivity - **Natasha Romanoff** — backend integration: REST, GraphQL, gRPC, WebSockets, URLSession, OAuth/JWT, Azure/Firebase/Supabase/AWS - **Daredevil** — security and privacy: Keychain, Secure Enclave, CryptoKit, ATS, certificate pinning, sandboxing, entitlements, privacy manifests, LocalAuthentication Language and performance concerns run alongside every implementation: - **Bruce Banner** (Swift Language Expert) — Swift 6 idioms, actors, Sendable, ownership, macros, Observation - **Peter Parker** (Performance Engineer) — Instruments profiling, launch time, scroll, memory, battery, CPU/GPU ### 5 — Five Testing Disciplines Testing begins in parallel with implementation, derived from Pepper Potts's acceptance criteria. | Engineer | Discipline | |----------|-----------| | **Rhodey** | Unit testing — Swift Testing, XCTest, coverage gating | | **Mantis** | UI testing — XCUITest, end-to-end flow automation | | **Gamora** | Snapshot testing — visual regression baselines across appearances and size classes | | **America Chavez** | Accessibility testing — VoiceOver, Dynamic Type, contrast, Switch Control | | **Drax** | Performance testing — startup, memory, CPU/GPU regression gates | ### 6 — Code Review Board No code is accepted until every required reviewer approves. Each reviewer reports **strengths, risks, improvements, and an approval status**. | Seat | Reviewer | Focus | |------|----------|-------| | Swift correctness | Bruce Banner | Swift 6, concurrency, Sendable, ownership | | Architecture | Tony Stark | Modules, boundaries, DI, patterns | | Security & privacy | Daredevil | Secrets, entitlements, privacy manifest, crypto | | HIG & accessibility | Steve Rogers | Native conventions, adaptive/accessible UX | | Performance | Peter Parker | Launch, memory, CPU/GPU, energy | | Testing | Rhodey / Mantis / Gamora / America Chavez / Drax | Coverage relevant to the change | **Reviewer Rejection Lockout:** A rejection blocks acceptance. The original author cannot touch the fix — a different agent revises, and the change is re-reviewed before acceptance. Nick Fury holds final approval authority and may reject a board-approved change, but cannot override a reviewer rejection to force-accept. ### 7 — Documentation **Wong** captures Architecture Decision Records, DocC API documentation, onboarding guides, and architectural diagrams after each significant change. ### 8 — Pre-Ship Gate and Release **Phil Coulson** (Release Manager) coordinates the final gate: Daredevil (security), America Chavez (accessibility), Steve Rogers (HIG), Peter Parker and Drax (performance), and **Fact Checker** (API/claim verification against App Store text, release notes, and docs). Nick Fury gives final approval. Phil Coulson handles TestFlight distribution, phased rollout strategy, release notes, and App Store submission. --- ## Standing Governance Three roles run silently in every session. | Role | Responsibility | |------|---------------| | **Scribe** | Records decisions and action items in background after substantial work — never blocks the pipeline | | **Ralph** (Work Monitor) | Scans the backlog, tracks delivery continuity, keeps work queues from stalling | | **Rai** (RAI Reviewer) | Content safety, bias detection, credential scanning, and ethical review — blocks on red findings before any user-facing content ships | --- ## Full Roster 35 members, grouped by function. ### Leadership, Product, and Design | Member | Role | |--------|------| | Nick Fury | Engineering Director — architecture approval, roadmap, final ship gate | | Pepper Potts | Product Manager — PRDs, acceptance criteria, MVP scope, prioritization | | Maria Hill | UX Researcher — personas, user flows, journey maps, usability | | Steve Rogers | Apple HIG Expert — HIG rulings, native-pattern review, adaptive/accessible UX | | Shuri | SwiftUI Designer — components, previews, Dynamic Type, VoiceOver, adaptive layout | | Wanda Maximoff | Motion Designer — animations, springs, reduced-motion, haptic choreography | ### Architecture and Core Engineering | Member | Role | |--------|------| | Tony Stark | Principal Swift Architect — modules, packages, DI, API boundaries, ADRs | | Bruce Banner | Swift Language Expert — Swift 6, concurrency, actors, Sendable, ownership, macros | | Peter Parker | Performance Engineer — Instruments, launch, scroll, memory, battery, CPU/GPU | ### Platform Specialists | Member | Role | |--------|------| | Sam Wilson | iOS Specialist — iPhone targets, iOS lifecycle, touch/one-handed UX | | Bucky Barnes | macOS Specialist — Mac windowing, menus, toolbars, AppKit interop | | Scott Lang | iPadOS Specialist — multitasking, Stage Manager, pointer, keyboard, drag and drop | | Hope van Dyne | watchOS Specialist — complications, workouts, Digital Crown, glanceable UX | | Rocket | tvOS Specialist — focus engine, Siri Remote, 10-foot UI, media playback | | Nebula | visionOS Specialist — windows/volumes/spaces, gaze and gesture, immersive UX | ### Framework and Domain Specialists | Member | Role | |--------|------| | Clint Barton | Interface Frameworks Engineer — WidgetKit, ActivityKit, StoreKit, App Intents, Siri, Shortcuts, UserNotifications | | Carol Danvers | Graphics & Media Engineer — Core Animation, Core Graphics, AVFoundation, Metal | | Peter Quill | Spatial Computing Engineer — RealityKit, ARKit, spatial interaction, anchoring | | Vision | Apple Intelligence & AI Engineer — Foundation Models, Core ML, on-device inference, embeddings, semantic search, RAG | | T'Challa | Persistence & Cloud Engineer — SwiftData, Core Data, SQLite, Realm, Keychain, CloudKit, file management | | Groot | Device Experiences Engineer — MapKit, HealthKit, HomeKit, CoreBluetooth, CoreLocation, Multipeer Connectivity | | Natasha Romanoff | Backend Integration Engineer — REST, GraphQL, gRPC, WebSockets, URLSession, OAuth/JWT, cloud backends | | Daredevil | Security & Privacy Engineer — Keychain, Secure Enclave, CryptoKit, ATS, sandboxing, entitlements, privacy manifests | ### Testing and Security | Member | Role | |--------|------| | Rhodey | Unit Testing Engineer — Swift Testing, XCTest, coverage from acceptance criteria | | Mantis | UI Testing Engineer — XCUITest, end-to-end flow automation | | Gamora | Snapshot Testing Engineer — visual regression baselines across appearances/sizes | | America Chavez | Accessibility Testing Engineer — VoiceOver, Dynamic Type, contrast, Switch Control | | Drax | Performance Testing Engineer — startup, memory, CPU/GPU regression gates | ### Delivery and Operations | Member | Role | |--------|------| | Happy Hogan | DevOps Engineer — Xcode Cloud, GitHub Actions, signing, provisioning, notarization | | Phil Coulson | Release Manager — TestFlight, App Store review, release notes, phased rollout, assets | | Wong | Documentation Engineer — ADRs, DocC, API docs, onboarding guides, diagrams | ### Always-On Governance | Member | Role | |--------|------| | Scribe | Session Logger — records decisions silently in background | | Ralph | Work Monitor — backlog scanning, delivery continuity | | Rai | RAI Reviewer — content safety, bias checks, credential detection, ethical review | | Fact Checker | API Verification & Devil's Advocate — verifies API existence, package/version claims, doc references, and challenges assumptions | --- ## Getting Started ### Prerequisites - [GitHub Copilot CLI](https://githubnext.com/projects/copilot-cli) installed and authenticated - This repository cloned locally ### Invoke the Team Open your terminal in the repository root and start GitHub Copilot CLI. To engage the Squad coordinator, use the `/agent` command to browse and select the **Squad** agent, then describe your work in plain English. ``` /agent ``` Select **Squad** from the agent list. Then describe what you want: ``` Build a habit tracking app for iPhone and iPad. Users should be able to create custom habits, log completions with a tap, and see a streak calendar. Local-first with iCloud sync. ``` The coordinator routes your request to the right specialists, enforces handoffs and review gates, and assembles the output. > **Note:** This repository is already configured. `squad init` is a one-time command for adding Squad to a fresh project that has no team yet — you do not need it here. --- ## Sample Prompts These prompts illustrate the range of work the team can handle. Paste any of them into the Squad agent to see how the pipeline activates. **Concept to app** ``` I want to build a recipe app that works on iPhone, iPad, and Mac. Users can browse, save, and annotate recipes. Give me a product brief, HIG-conformant design direction, and a recommended architecture before we talk about implementation. ``` **Platform-specific feature** ``` Add a Live Activity to our delivery tracking app showing the current status and ETA on the iPhone Lock Screen and in the Dynamic Island. ``` **SwiftUI and HIG critique** ``` Shuri, Steve — review this SwiftUI view for HIG conformance, accessibility, and layout correctness across iPhone SE, iPhone 16 Pro, and iPad mini. Flag any deviations. ``` **Architecture choice** ``` Tony, we need to decide between a modular Swift Package graph and a monolithic target for a four-platform app. Give me a strategy comparison with measurable tradeoffs and a recommended ADR. ``` **Persistence and CloudKit** ``` T'Challa, design the SwiftData schema for a journaling app that needs iCloud sync, offline support, and conflict resolution when the same entry is edited on two devices. ``` **Apple Intelligence and on-device AI** ``` Vision, I want to add a summarization feature using Foundation Models. The summary should run entirely on-device with no network call. What's the right integration pattern, and what are the fallback considerations for devices that don't support on-device inference? ``` **Backend and authentication** ``` Natasha, set up Sign in with Apple backed by a custom server. I need the token validation flow, a refresh strategy, and guidance on storing the identity token safely on-device. ``` **Security and privacy** ``` Daredevil, audit the app's use of the Keychain, Local Authentication, and our privacy manifest. Flag any entitlements that are broader than they need to be. ``` **Accessibility** ``` America Chavez, run a full accessibility audit: VoiceOver navigation order, Dynamic Type scaling, minimum contrast ratios, and Switch Control reachability across all screens. ``` **Performance** ``` Peter Parker, our app's time-to-interactive on iPhone 12 is 1.8 seconds. Profile it, find the top three contributors, and propose concrete fixes with expected impact. ``` **Testing** ``` Rhodey, Mantis, Gamora — given the acceptance criteria for the onboarding flow, write the unit tests, XCUITest end-to-end suite, and snapshot baselines for light/dark and all accessible text sizes. ``` **CI, TestFlight, and App Store** ``` Happy Hogan, Phil Coulson — set up an Xcode Cloud workflow that runs tests on every PR, builds a TestFlight beta on merge to main, and gates the App Store submission on a passing pre-ship checklist. ``` **Team fan-out** ``` Team, we're adding a Widget and a Home Screen Quick Action to the existing iOS app. Fan out to every relevant specialist and start in parallel. ``` **Direct agent address** ``` Bruce, review this actor for Swift 6 strict concurrency correctness. Pay particular attention to Sendable conformances and any @MainActor isolation that looks unnecessary. ``` --- ## Repository Structure ``` .github/ agents/ squad.agent.md # Squad coordinator agent definition skills/ # Skill definitions loaded by Copilot CLI copilot-instructions.md .squad/ # Team state (roster, routing, ceremonies, decisions) team.md # Full roster and project context routing.md # Work routing table and gate definitions ceremonies.md # Automated ceremony configurations decisions.md # Shared ADR and decision log agents/ # Per-member charter files nick-fury/ pepper-potts/ ... decisions/ inbox/ # Pending decisions awaiting Scribe merge templates/ skills/ # Skill templates workstreams/ # Active workstream files (created during sessions) ``` This structure diagram describes the packaged public repository exported after this session. The `.squad/agents/` folders contain authoritative per-member charters and configurations. **What to customize safely:** - `team.md` — adjust the project description, mission, or stack defaults under Project Context - `routing.md` — add routing rules for project-specific work types - `ceremonies.md` — enable or disable ceremonies, or adjust participant lists - `agents/{member}/charter.md` — sharpen a specialist's domain scope, style, or coding conventions - `decisions/inbox/` — drop decision drafts here; Scribe merges them into `decisions.md` **What not to touch without a plan:** - Gate definitions and reviewer lockout rules in `routing.md` — these are safety properties - The Scribe, Ralph, Rai, and Fact Checker roles — they are governance infrastructure, not domain specialists --- ## What This Repository Is Not - It is not a starter app template or Xcode project scaffold. - It is not a library or framework you install as a dependency. - It does not contain application source code; that lives in your project repository. It is a **team configuration and engineering playbook** that you point GitHub Copilot CLI at. The value is in the specialist knowledge, routing discipline, review gates, and ceremonies — not in any generated artifact you find in this repository. --- *Built with Squad — an AI team framework for GitHub Copilot CLI.*
